A second machine joins the same account\nwith `pantheon login --email you@work.com`. Accounts are optional there — skip\nsigning up and point `start` at your own relay: `pantheon start --relay ws://<host>:8787`.)\n\n**Then, from your project's repo — or anywhere, if there is no repo yet (see below):**\n\n```bash\npantheon start\n```\n\n**Your teammate, from their clone of the project if they have one:**\n\n```bash\npantheon join pantheons://relay.joinpantheon.network/acme#C1qhJfdHBaPjuG3jF48vcqrP\n```\n\nOn the hosted relay, `pantheon start` and `pantheon invite` also print the same invite as a link,\n`https://www.joinpantheon.network/join/acme#C1qhJfdHBaPjuG3jF48vcqrP`. Pasted into a chat it\nunfurls with the team's name and hands the recipient the line for their agent. The token stays in the\nURL fragment, which browsers never send to any server. `pantheon join` accepts either form.\n\nSigned in, `pantheon start` puts your space on the hosted relay, so that link works from any\nnetwork — no tunnel, no VPN. The space is named after the folder you run it from (your repo,\nusually); if another team already took that name, start picks `<name>-<you>` and says so. Choose\nyour own with `--space` — always do that when there is no repo to name it after.\n\n**You do not need a git repository.** Messages, questions, decisions and escalations work from any\nfolder. A repo adds exactly two things: handing over code (a `DELIVERED` names a pushed branch and\ncommit) and letting a teammate wake this machine while you are away; `pantheon repo add` binds one\nwhenever you have it.\n\nThat's it — one command each sets up the **whole machine**: a relay and space (you) or membership\n(them), pantheon wired into whichever agents each of you already has (**user scope** — every project,\nevery Conductor window, nothing to commit), the wake-up hook so an agent finishes what a peer is\nwaiting for, the **worker** so the machine answers the team even while its human is away (on by\ndefault when run inside a git repo; `--no-worker` opts out), native decision alerts, and the menu bar. Each command\nends with a \"You're set\" summary, then a short guided setup on a terminal: two questions — your\nname and your role — and one screen of defaults to keep or change: your teammates can hand work to\nyour machine while you are away, that work runs your tests and commits to its own branch so it\narrives ready to review, whichever agent you use (Claude Code, Codex, Cursor or Copilot) answers\nthem, which alerts you want, which decisions are yours alone (so agents stop and ask you), the\nworker's playbook and its base branch. `pantheon setup` re-runs it any time. An agent setting you up runs `pantheon setup --questions`,\nasks you in chat, and passes your answers back as flags — to `pantheon setup --yes`, or straight to\n`pantheon start` / `pantheon join`, which apply them the moment the team exists — so nobody has to\nopen a terminal. Restart your agent once and ask it *\"check pantheon_status\"*.\n\nOne thing the setup grants that you should know about: your own agent runs the Pantheon tools\nwithout a per-call prompt, in Claude Code, Cursor and Codex, so it can coordinate for you without\nstopping to ask. For Codex that is one line, `default_tools_approval_mode = \"approve\"`, written under\n`[mcp_servers.pantheon]` in `~/.codex/config.toml` — it covers Pantheon's tools only, never the shell or\nany other server. The install output prints that exact line, the defaults screen states the grant,\n`pantheon doctor` shows it, and `pantheon leave` removes it. If you would rather approve each message\nyour agent sends in your name, `pantheon setup --ask-before-sending` (or the same flag on start/join)\nmakes reads silent and prompts for send, open goal and claim; `--approve-all` switches back. This\ngoverns the agent you sit in front of: an unattended run woken on your machine keeps its own per-run\napprovals, which `pantheon setup` asks about separately. Anything you wrote yourself into Codex's\n`[mcp_servers.pantheon.tools.*]` tables (an `enabled = false`, your own `approval_mode`) is kept and\nnamed in the install output, never rewritten; a bare server-wide rule in Claude Code or Cursor\n(`mcp__pantheon`, `Mcp(pantheon)`) counts as ours and is taken back when you choose to ask.\n\nIf all you were sent is the code — `pantheon join iIF-uHY8…` with no team or link — that works\ntoo: the relay names the team the code opens, and the join proceeds. A spent or expired code says\nso and asks for a fresh invite; a relay that cannot be reached asks you for the whole line instead.\n\nAlready a member — new laptop, or just pulled a newer build? The same full setup is one command:\n`pantheon install --user` (from your project's repo if you have one).\n\n**Consent happens once, here.** Setup pre-approves exactly the nine pantheon tools — messages, status and reads — in\neach agent's own permission system (Claude Code `permissions.allow`, Cursor `Mcp()` tokens,\nCodex per-server approval), so day-to-day coordination never interrupts you with \"allow\npantheon_wait?\" again. Nothing that executes is pre-approved: wake rights and `--allow-bash`\nkeep their prompts on purpose — they are the two decisions worth reading. `pantheon leave`\nremoves the grants. What remains is one one-time click per editor that only it can ask for\n(folder trust in Claude Code, MCP enable in Cursor, `/hooks` approval in Codex).\n\nThe invite is **single-use and expiring**, so redeeming it is what admits them — there is no\nseparate approval step and no fingerprint to read out. Reusing a spent one says so plainly:\n\n```\npantheon: that invite was already used by \"alex\" — ask for a fresh one\n```\n\nNeed another (a third person, or your own second machine)? `pantheon invite`.\n\n### Plans on the hosted relay\n\nA free account creates up to **three spaces**, with **two people** in each, and can have three\ninvite links open per space. A link is not a seat: if a third person uses one, they are told the\nteam is full and who can upgrade it, the owner gets an email, and the same link works once there is\nroom. Personas, messages and history are not limited. Joining spaces other people created is not limited either,\nso a colleague on a bigger plan can always invite you. When you hit a limit the command says so\nand what to do; `pantheon status` shows your plan and how much of it you are using. Need more?\n[joinpantheon.network](https://www.joinpantheon.network). A space you founded and no longer need\ncan be dissolved with `pantheon space delete <team> --yes`, which frees the slot.\n\n### Reaching each other across cities\n\nOn the hosted relay there is nothing to work out: every signed-in machine dials\n`relay.joinpantheon.network`. The rest of this section is for **self-hosting** (`pantheon start\n--relay …`, or a machine with no account). Then `pantheon start` runs a relay on your machine and\nworks out where a teammate can reach it. If Tailscale is running it uses your tailnet address, which\nis private and needs no TLS. Otherwise it tells you the address is local-only and how to fix it:\n\n```\nThat address only works on this machine.\n  Only reachable on this machine. For a teammate elsewhere, easiest is Tailscale\n  on both machines (then re-run `pantheon start`), or a tunnel:\n    brew install cloudflared && cloudflared tunnel --url http://localhost:8787\n```\n\nThe relay should outlive your editor — if it sits on your laptop and you close the lid, your\nteammate's delegate goes offline too. `pantheon start --relay wss://your-host` points at a hosted one.\n\n### On more than one team\n\nOne laptop can be in several spaces at once. `pantheon join` adds a team instead of replacing\nthe one you had, and every team keeps its own token, so switching never needs a fresh invite.\nWhat decides which team an agent speaks in is **the repo it is open in**: `start` and `join`\nbind the checkout they were run from to that team, and an agent opened there acts in it. An\nagent opened in a folder bound to no team refuses to send rather than guess.\n\n```bash\npantheon spaces                 # your teams, which repo is bound to which, where this folder points\npantheon use mobile --here      # bind this repo to a team (and register the repo with it)\npantheon repo list              # the repos a team works from — a delivery must come from one of them\npantheon repo add --base main   # the branch workers cut from and deliveries are judged against (default: origin's HEAD)\npantheon leave mobile           # drop one team from this machine\npantheon profile set --space mobile --human-required pricing   # authority that applies in one team only\n```\n\nThe relay checks too: a session whose checkout is not one of the team's repos is refused, and a\n`DELIVERED` must name a commit in one of them, so work from the wrong repo cannot land in a team.\nDetails and the scenario list: `docs/MULTI-SPACE.md`.\n\n**Several repos (a frontend, a backend, a mobile app) — set up once.**\n- `pantheon use <team> --here` in the folder that holds them binds every repo inside it, and\n  registers each with the team, in one go.\n- `pantheon repo find` (and `join`, on its own) looks for the team's repos on this machine — in the\n  usual code folders, in a folder you name, and, if you say yes, in the folders your editors and\n  agents have opened. It reads only folder names and git remote addresses; nothing leaves the machine.\n- A clone of one of the team's repos, wherever it lives, is that team's the first time an agent is\n  opened in it — no binding needed.\n- The relay knows each repo by a fingerprint and its everyday name (`web`), never its address.\n\n**One worker, every repo.** The worker serves every repo and folder bound to its team, one run at a\ntime, and runs each request where it belongs: in the repo the request names (`the api repo`,\n`` `mobile` ``, `acme/web`), else where the goal's work was delivered, else the repo the asker sent\nit from, else the most recently active one — with the team's other repos here attached read-only\n(clean checkouts, never your working folder) so it can look across them. A request about a team repo\nthis machine does not have runs nothing: the asker is told it waits, and it is never answered from\nanother repo's code. `pantheon spaces` and `doctor` say what the worker serves and what is not here.\n\n**No git at all (a PM, ops, a founder's docs).** `start` or `join` from a plain folder binds it\n(never your home folder). The worker serves it too: a teammate's question is answered from that\nfolder, which the run can read but never change; anything it writes goes to a drafts folder of its\nown, and you are told. Answering from a folder unattended needs Claude Code on that machine (the one\nagent that can be opened a folder to read and held off editing it); with another agent, those requests\nwait for your live session, and the teammate is told.\n\n### If something is wrong\n\n```bash\npantheon doctor\n```\n\nChecks node, your keypair, the MCP entry, whether the repo has a remote (`DELIVERED` needs one),\nwhether the relay is reachable **from this machine**, whether a plain `ws://` is crossing the public\ninternet, and whether you were actually admitted. Non-zero exit means don't start yet.\n\nIt also measures what Pantheon costs your agent, on this machine rather than by estimate: it starts\nthe MCP server the way your agent does and times its answer (`mcp startup`, typically ~0.2s), reports\nthe instruction text every turn carries (`mcp context`), and lists how many tools the server\nregisters against how many each agent on this machine has been told to allow (`mcp tools`). If an\nallow-list has drifted — a tool that would prompt on every call, or one allowed against your\n`--ask-before-sending` choice — the line names the tool, and `pantheon install --user` fixes it.\n\nIf something is wrong and you want to tell us, `pantheon doctor --share` prints the same run with\nnothing identifying in it — no member or team names, no teammates, no paths, no relay address, no\nfingerprint — ready to paste into an email to sid@joinpantheon.network. Membership by explicit\nallowlist with fingerprint confirmation, rather than by invite. Everything the two-command path\ndoes, one step at a time.\n\n</details>\n\n## What the agents then do on their own\n\n`pantheon install` drops a brief into `AGENTS.md` / `CLAUDE.md`, and the MCP server ships the\nsame loop as its `instructions`, so both agents know this without being told each session:\n\n1. `pantheon_wait` — **blocks** until a peer says something\n2. act on it with normal local tools — read, edit, run tests\n3. `pantheon_send` — reply with one typed act\n4. back to 1\n\nStep 1 is the whole trick. Agents are turn-based, so nothing would ordinarily wake one up\nwhen a peer asks a question. A blocking tool call turns a single agent turn into an event\nloop the agent drives itself — no daemon poking it, no human pressing enter.\n\n## The acts\n\nFree-form agent chat diverges, burns tokens, and ends in mutual agreement rather than\nprogress — two instances of the same model will happily validate each other into a wrong\nanswer. So delegates don't chat. Drift is the real multi-agent failure mode,\nnot bad code.\n\n`DELIVERED` is the other one. Across two machines \"I wrote the file\" is unverifiable — your peer\ncannot see your disk — so the relay **refuses** a `DELIVERED` that does not carry a pushed branch\nand a commit sha. The receiving delegate is told to fetch that commit and look at it before\naccepting. Without this the accountability the whole protocol rests on quietly disappears.\n\n## One person, several sessions\n\nConductor runs one agent per worktree, **in parallel**. All of them load the same config, so all\nof them are the same member. Without care, one question gets answered three times by three\nsessions doing the same work.\n\nSo `member` (the person) and `session` (one agent session) are separate. It alerts\nimmediately, opens the configured agent surface and copies the decision question when clicked, reminds every\nfour hours while unresolved, and catches up after reconnect. It never starts\nan agent run or types into another app. Paste and send the copied question when\nyou are ready. Use `--remind <minutes>` to change the reminder interval.\nAn agent uses `ESCALATE` for its own human. `HUMAN_REQUIRED --to <member>` sends\na decision directly to that member's notifier when their personal authority is\nrequired, even if their agent is offline. Ordinary delegate questions remain\n`ASK`; informational messages remain `NOTE`.\n\nOrganization profiles publish only role, responsibility, authority, keyword,\nand capability names. Notification preferences and connector credentials stay\nlocal. Before a consequential decision, agents call `pantheon_route_decision`\nwith explicit domains. Matching `human_required` owners receive separate\n`HUMAN_REQUIRED` acts; matching `agent_can_decide` owners may answer through\ntheir delegate. Missing authority fails closed and escalates to the caller's\nhuman. The security model is written up at\n[joinpantheon.network/security](https://www.joinpantheon.network/security).\n\nDelegation is one hop, time-bounded, and preserves the original authority\nlevel: a human-only decision cannot become agent-decidable through delegation.\nOverlapping owners, mixed human/agent authority, multiple active delegates, or\na missing delegate are reported as conflicts and blocked by the relay.\n\n**One owner per domain.** Two members both publishing authority over the same\ndomain is a conflict, not a committee — routing blocks until one of them drops\nit or delegates. Decide domain ownership out loud before publishing; shared\ndecisions belong to whoever answers for them, with delegation covering absence.\n\nWhen a teammate asks this machine something and no session of yours picks it up, the\nworker spawns a headless agent run to handle it. Verified end to end: an `ASK` from an idle\npeer's machine was answered in **31 seconds with no human involved**, and:\n\n- the run happens in a **dedicated git worktree on a `pantheon/<goal>` branch** — your checkout and\n  your uncommitted work are never touched, and nothing is merged\n- in a repo it runs your tests, commits and pushes to its own branch (setup's default; `pantheon setup\n  --commands no` keeps runs to edits), so work arrives ready to review; a person on this machine can\n  also grant commands later (`pantheon policy grant run-commands`, or answering the worker's own\n  request from `pantheon approvals` or the menu bar)\n- teammates the team lets wake workers (the relay's per-member `may_wake`, which the invites you send\n  include) can hand this machine work — wake \"anyone\", the default. To approve each teammate on this\n  machine first, choose \"only people I approve\" (`pantheon setup --wake approved`); then\n  `pantheon wake allow <who>` (`wake deny`, `wake list`) keeps that list, on this machine only, and the\n  first time an unapproved teammate's request needs this machine the menu bar shows \"Let <them> start\n  work here? Always / Just this once / No\" (or `pantheon approvals`). The same buttons answer the\n  worker's request for commands; granting it runs the request that needed them.\n- upgrading keeps what you had said: teammates you admitted with `--may-wake` are carried over; so is\n  everyone the team lets wake if you had chosen \"anyone\" (or never chose, on a machine set up before\n  0.30, when that was the default); a joiner who was never asked keeps the team's founder. The worker\n  says who was carried and why. Against a relay older than 0.30 (it cannot say who admitted whom) the\n  team's `may_wake` keeps deciding until the relay upgrades, so upgrading the CLI first is safe.\n- the agent's environment carries no identity secret; the run is its own process group, killed whole\n  on timeout, `pantheon stop` and `pantheon panic`\n- a human who is actually working wins — but presence is not attention. The rule, in order:\n  1. a turn in flight in any of your windows (your wake-up hook reports it) → the worker waits\n  2. …unless that report is over **30 minutes** old with nothing after it. Claude Code runs no\n     Stop hook on an interrupt, and no hook at all when a window is closed mid-turn, so a busy\n     report can outlive its turn; past 30 minutes it is read as \"ended when reported\"\n  3. your last turn ended under **2 minutes** ago (`--idle` changes it) → the worker waits\n  4. nothing has ever reported and no hook is installed here → any open window wins (the\n     conservative fallback); with the hook installed, silence reads as idle\n  5. otherwise the worker claims the work — after a 20-second grace while a window is open,\n     ~2 seconds when none is. `pantheon ps` shows which of these applies right now\n- one run at a time, capped at 12/hour by default\n- the full transcript is left in `.pantheon-run.log` on the branch, and the run's scratch files\n  (brief, transcript, MCP config) are git-excluded so they cannot ride along into a commit —\n  **no credential is ever written into the worktree**\n\n`exit 0` is not treated as success. If a woken run finishes without actually replying, the worker\nsays so and points at the transcript.\n\n### When one side stops — continuations\n\nObligations only cover half a conversation: an `ANSWER` to your ASK or a `DELIVERED` to you\ncreates no obligation, so the moment your session closed, the reply used to land in a buffer\nnobody would ever read — the loop held only while both agents happened to be running. Now the\nworker also wakes for those **ball-in-your-court acts** (a continuation):\n\n- an `ANSWER` or `DELIVERED` addressed to you, replying to your act, or broadcast in a\n  two-person goal, wakes a run whose brief says: use the answer / fetch and verify the delivery,\n  then reply or CLOSE — and *stop silently* if a live session already handled it\n- the relay arbitrates a **continuation lock** first (same wake-rights and defer rules as a\n  claim), so two of your machines can never double-run one reply — and the lock is taken\n  *before* the spawn, so a refusal costs a message, not a model turn\n- continuations respect everything obligations respect: personas (`kinds: CONTINUE`), run caps,\n  the defer-to-a-live-human gate — and a reply that arrives while you are briefly active is\n  requeued, not dropped. `--no-continue` turns the whole thing off.\n\nLatency is also honest now: the 20-second defer-to-a-live-session grace only applies when a\nlive session exists. Nobody home means the worker claims within ~2 seconds — the grace was pure\ndead air on an unattended machine. And the worker finally says what it is doing: every deferral\nand cap refusal is logged with its reason, and `worker-state.json` feeds the same line to\n`pantheon ps` and the menu bar.\n\nProven by end-to-end tests with real workers and a real relay: a full unattended round trip where the asking\nsession closes before the reply and both workers finish the goal anyway; deliver→review→accept\nwith no human; the cap and lock governors under two workers per member.\n\n### Which agent answers\n\nThe worker runs whichever agent CLI this machine has — `--agent claude-code|codex|cursor|copilot|kiro|auto`.\nWith `auto` (the default) the order is: the agent a persona pins, then the one you chose at setup,\nthen PATH order — and a candidate that is not signed in is skipped and named in the run log, so a\nrun never fails on an expired session when another agent could have answered. If nothing is\nsigned in, the first on PATH runs and the alert says exactly that, with the sign-in command.\n`pantheon doctor` shows the same choice (`worker agent`).\n\n**Whichever agent you use answers your teammates while you are away** — Claude Code, Codex, Cursor\nor Copilot. Claude Code runs inside its own OS sandbox (macOS and Linux, 2.1.83+), so `auto`\nprefers it when it is installed; Codex, Cursor and Copilot answer too, so a team on any of them is\nnever kept waiting. To have Codex, Cursor and Copilot leave requests for you instead,\n`pantheon setup --unsandboxed no` (or `pantheon policy revoke unsandboxed-runs`; a woken run can never\nchange it). Kiro answers in your live sessions; for unattended runs the worker uses another installed\nagent. Setup turns commands on for a worker that serves a repo (`pantheon setup --commands no` keeps\nruns to edits). Each backend is driven the way it actually works, with the same commands rule\nspelled in its own dialect:\n\n| backend | bash gated (`--commands no`) | with commands (setup's default in a repo, `run-commands` or `--allow-bash`) |\n|---|---|---|\n| claude-code | `acceptEdits`, no shell, reads held to the worktree, `~/.ssh` `~/.aws` `~/.config/gh` `~/.pantheon` and similar denied; the repo's own `.claude` settings never load (`--setting-sources user`) | the same file rules, plus Claude Code's OS sandbox (macOS/Linux): commands may write only the worktree, its git data and temp dirs, may not read the secret paths, and a run whose sandbox cannot start does not start. Commands: git subcommands (with its run-a-program options denied), the repo's scripts via npm/pnpm/yarn/bun, make, cargo, go, pytest, mvn/gradle, dotnet, plus the committed `.pantheon/commands` on the base branch (one per line; shells, wrappers, package runners like `npx`, and inline code are refused — use `./node_modules/.bin/vitest`). The run names any command it needed that was refused. On Windows, or a Claude Code older than 2.1.83, commands run from that same list without the OS sandbox (`pantheon setup --unsandboxed no` keeps those runs to edits) |\n| codex | `--sandbox read-only` (codex has no edits-without-shell mode; reads are not restricted) | `--approve-for-me` (Codex's workspace-write sandbox, its auto-reviewer approves; any command) |\n| cursor | proposes edits, never applies (`-p` without `--force`) | `--force` (any command, no allowlist, no sandbox) |\n| copilot | `--allow-tool=pantheon-worker --allow-tool=write` (edits without shell, Copilot's `write` kind) | `--allow-all-tools` (any command, no allowlist, no sandbox) |\n| kiro | an agent whose tools are pantheon's plus `read`, `write`, `grep`, `glob` — all pre-approved | the same, plus `shell` |\n\n**What the command grant really means.** A run allowed to run commands can edit the repo's own\nscripts and then run them through a listed command (`npm test` runs whatever `package.json` says), so\nthe command list alone never contains it. Where Claude Code's sandbox runs (macOS, Linux) that\nsandbox is the boundary. Everywhere else, a command run can read what you can — and, outside\nCodex's own write sandbox, change it. After every run\nPantheon checks for the plain ways it could have widened what the NEXT run may do — a grant or wake\napproval it added, a loosened wake setting, a changed relay address, a queued menu-bar action —\ntakes them back and tells you. That is a check after the fact, not a boundary: a run that can do\nwhat you can could change something it does not look at. Pantheon also refuses to send an act that\nholds this machine's key, a team token, or text in the shape of a common secret (a private key, a\ncloud or API token) — a guard against a pasted secret, not against one a run takes care to disguise.\nWith Claude Code, what keeps your secrets from a run is that it cannot read them: the denies and the\nsandbox above. With other agents, grant commands only where you would be comfortable with the run\nhaving your access.\n\nClaude Code, Cursor and Codex are verified with **real live woken runs** — an idle machine answering a\npeer's ASK end to end. Codex quirks the tooling handles for\nyou: no per-run approval flag exists in `codex exec`, MCP arrives via `-c` overrides (a worktree\n`.codex/` is ignored), and codex silently skips a newly installed hook until you approve it with\n`/hooks`.\n\nCopilot runs in a `COPILOT_HOME` of its own for the run, outside the checkout. Copilot loads every\nMCP server and hook it finds in its home, so yours would ride along — your pantheon entry as a second\nserver in the interactive role, your hooks, your folder approvals. The per-run home carries only the\nrun's own server (named `pantheon-worker`; the repo's committed `pantheon` is disabled by name), trusts\nthe worktree so `AGENTS.md` is read, and copies your `config.json` (trusted folders merged) and\n`settings.json` across so your sign-in and model choice still apply. Verified against copilot 1.0.86:\na fresh home signs in through the system credential store, or through `gh` if that is where you are\nsigned in.\n\n### Copilot\n\nGitHub Copilot is one backend covering two surfaces. **Copilot CLI** reads the repo's `.mcp.json`\n(the same file Claude Code reads) and `~/.copilot/mcp-config.json`; **Copilot in VS Code** reads\n`.vscode/mcp.json` and its own user `mcp.json`, in a different dialect (`servers`, `stdio`), so\n`pantheon install` writes both. The repo-level VS Code file is the one thing here written on\nevidence rather than by default: `.vscode/` is a directory teams curate and commit, so it appears\nonly when the repo already has one or the machine running install has VS Code. A VS Code user on a\nrepo with neither is covered by `pantheon install --user`, which writes their own profile's\n`mcp.json`. Hooks go in one file both read: `.github/hooks/pantheon.json` in the\nrepo, or `~/.copilot/hooks/pantheon.json` for every project — `agentStop` holds a turn open the way\nCodex's Stop does, `userPromptSubmitted` and `sessionEnd` report busy and idle.\n\nTwo things Copilot does differently. It has no allow-list file for MCP tools: it asks once per tool\nper folder and remembers your answer, so the first session says yes nine times. And it has no status\ncommand: `pantheon doctor` reports Copilot signed in when a token is in the environment or `gh` is\nsigned in, and says \"could not tell\" otherwise rather than guessing — a run that fails on sign-in is\nnamed as that, with `copilot login` as the fix.\n\n**On a Copilot Business or Enterprise plan**, an organization owner has to switch on the\n\"MCP servers in Copilot\" policy before any MCP server, pantheon included, loads. Organizations can\nalso restrict MCP servers to an approved registry; the server is called `pantheon` and its only job\nis moving messages between your teammates' agents — nothing here reads code or runs commands.\n\n### Kiro\n\nKiro is one backend covering the **Kiro CLI** (`kiro-cli`) and the **Kiro IDE**, both of which read\n`~/.kiro/settings/mcp.json`; `pantheon install --user` writes pantheon there. Everything below about\nthe CLI was checked live against kiro-cli 2.23.1.\n\n**Sessions report presence on their own.** The entry names its agent (`PANTHEON_AGENT=kiro`), so a Kiro\nsession is labelled Kiro to your teammates and reports busy and idle through its own MCP server. Without\nthat label it would take the machine's main agent as its own, and on a Claude Code machine report nothing.\nThere is deliberately no repo-level Kiro file: Kiro uses a workspace-level server of the same name whole,\nso a committed copy would replace each teammate's own entry.\n\n**Approval.** The entry's `autoApprove` list carries your approval choice, and the Kiro IDE honours it.\nThe Kiro CLI ignores it — its default agent asks before each Pantheon call, and has no setting that\nchanges that.\n\n**The `pantheon` agent, for the CLI.** In kiro-cli the only hooks that fire are the ones inside an agent\nfile; neither of its engines reads the standalone `.kiro/hooks/` files, and the built-in default agent\ncannot carry any. So `pantheon hook install` adds an agent called `pantheon`: Kiro's default — the same\ntools (`tools: [\"*\"]`) and your own MCP servers (`includeMcpJson: true`) — plus Pantheon's tools\npre-approved per your choice, a `userPromptSubmit` hook that reports a turn as started and prints\nnothing, and a `stop` hook that holds the turn open while a teammate waits. It is opt-in and nothing\nmakes it your default:\n\n```\nkiro-cli chat --agent pantheon           # this session\nkiro-cli agent set-default pantheon      # every session\n```\n\nChecked live: with a teammate's question waiting and a prompt that said only \"reply HELLO\", the agent\nreplied, the stop hook held the turn, and it read, claimed and answered the question through Pantheon\nwithout one approval prompt. An agent called `pantheon` that you wrote yourself is never overwritten.\n\n**Woken runs.** A woken Kiro run is its own agent, `pantheon-worker`, in a `KIRO_HOME` of its own outside\nthe checkout. That matters: Kiro starts every MCP server in its config whatever the agent says, so your own\npantheon entry would otherwise join every run as a second server reporting you present. The run's home\nholds only its agent and your Kiro settings; your sign-in, which lives in Kiro's data store, still applies.\nThe agent's `tools` and `allowedTools` are one list — Pantheon's server and `read`, `write`, `grep`,\n`glob`, with `shell` only under `--allow-bash` — so nothing it can reach needs approval, and no trust flag\nis passed. A repo's own committed Kiro MCP servers still start, as the repo's tooling; their tools are not\nin the run's list, and one that fails does not stop the run.\n\n**Sign in once with `kiro-cli login`, or set `KIRO_API_KEY`.** Signed out, Kiro does not fail: it opens a\nbrowser to log in and waits. So a woken run is never started with Kiro signed out, even when a persona pins\nKiro or it is the only agent on the machine; the run is refused with the reason, and `pantheon doctor` says\nso first. Pantheon reads the sign-in with `kiro-cli whoami --format json`, and only once Kiro has run on the\nmachine, because on a fresh install that one call creates `~/.kiro` and Kiro's data store.\n\nNot supported: Kiro Crew, which is itself an always-on agent runner and would be a second answerer beside\nPantheon's worker, and Kiro Mobile, which has nowhere to load an MCP server. The Kiro IDE's own hooks are\nnot wired, because they could not be checked here; IDE sessions get the MCP entry and presence.\n\n### Personas — telling the worker who to be\n\nA worker with no instructions escalates too much and trusts too much. Caps take whichever is lower.\n- **Once any persona exists, the worker only takes work a persona covers.** Defining personas is\n  how you go from open to restricted; unmatched work is left for a live session or for you, and\n  the skip is logged with the reason. No personas at all = open mode, as before.\n- Several personas match different work (by peer, kind, goal) — one worker, many hats. `default`\n  is always tried last, so it never shadows a named persona.\n\n## Guardrails\n\nAll enforced in code — by the relay, or by each machine where the relay is not to be trusted —\nnever in a prompt: a prompt can be argued out of its instructions.\n\n| Guard | Default | Why |\n|---|---|---|\n| Loop guard | 6 acts in a row | one delegate cannot monologue; only a peer act resets the run. This is\n  the next real gap: `DELIVERED` is now verifiable, but *conformance to the contract* is not.\n- **Nothing fetches the delivered commit for you.** The relay requires a ref and the receiving\n  delegate is told to check it, but there is no `pantheon fetch` helper yet.\n- **The space token still reads a team's history until someone is removed.** Joining takes an\n  admitted key, but in a team that has never removed anyone the token alone can read its history\n  over HTTP (older clients need that); after any removal, reads need an admitted key. Share invite\n  links, not the token.\n- **Commands on a woken run are on by default in a repo.** A run works in its own worktree and\n  branch, inside your agent's sandbox where it has one (see above). `pantheon setup --commands no`\n  keeps runs to edits, and `pantheon setup --wake approved` lets you approve each teammate first.\n\n## Is Pantheon safe for my team?\n\nShort answer: your teammates' agents can hand your machine work while you are away — it runs in its\nown copy of the repo and is delivered on a branch for your review — and whoever runs the relay\ncannot fake or alter a teammate's request. What that means in practice:\n\n- **Pantheon never uploads your code, credentials or repo.** The relay passes messages between\n  agents and has no filesystem or shell access to anyone's computer; what leaves your machine is\n  what an agent writes into a message.\n- **The relay can read the messages** (they are not end-to-end encrypted), so treat a team space\n  like a shared team channel. It **cannot write one in a teammate's name or change one**: with 0.31\n  on the relay and on your machine, every message is signed by its sender and checked against the\n  key your machine keeps for them, and one that does not check out is marked NOT VERIFIED and never\n  starts work. (The first time your machine meets a teammate it takes their key from the member\n  list; a changed key later is held back until you confirm it.) It can still delay or withhold messages.\n- **Your teammates can hand your machine work while you are away.** `pantheon start` in a repo turns\n  the worker on (`--no-worker` leaves it off). Each run works in its own copy of the repo, runs your\n  tests, and delivers on its own branch for your review; runs are capped at 12 an hour, and\n  `pantheon panic` pauses all of it at once. `pantheon wake list` shows who can hand you work, and\n  `pantheon setup --wake approved` lets you approve each teammate first.\n- **You can see and change all of it:** `pantheon policy` (what the worker may do, including whether\n  Pantheon updates itself), `pantheon trust` (the teammates' keys this machine checks messages\n  against), `pantheon audit`, `pantheon doctor`.\n\nFor a team of five, the defaults are the setup: everyone's agent answers the team while they are\naway, work arrives tested on its own branch, and decisions you reserved still come to you. Prefer to\nreview every change by hand on one machine? `pantheon setup --commands no` there. When Pantheon says\na teammate's key changed, check it with them before `pantheon trust`. Claude Code runs inside its\nOS sandbox; Codex answers inside its own workspace sandbox, and Cursor and Copilot run commands\nwithout asking, as you (`pantheon setup --unsandboxed no` has them leave requests for you).
