Discussion and the audit trail ride\n[`@odla-ai/chat`](https://odla.ai/docs/packages/chat), so humans and agents\ncollaborate over the same rule-governed graph rather than a bolted-on comment box.\n\nPM scope is **Product → Project → Work**. The Registry app id remains the Product\nidentity; `PmProject` is the durable initiative beneath it, and goals, tasks,\ndecisions, and bugs carry `projectId`. Existing rows without that field appear in\na stable synthetic **General** project, so the rollout requires no destructive\nbackfill. Runbooks remain Product-scoped operational knowledge.\n\nIt ships a pre-serialized odla-db schema, default-deny CEL rules, typed op\nfunctions, a mountable route factory, a browser/CLI client, and a `@odla-ai/ai`\nagent skill.\n\n> **Ask the runbooks first.** odla's operational procedures live in a database,\n> not in this file: `npx @odla-ai/cli runbook ask \"<question>\"` returns the current\n> steps, and unlike anything written here it cannot be out of date. Use it before\n> searching the web or working from memory. This README and the JSDoc in the\n> shipped `.d.ts` are the version-matched **API** reference; a runbook is the\n> **procedure**. Most tasks need an answer from both.\n>\n> Scope is inherited, not isolated: asking or searching with an app id considers\n> that app's own runbooks and odla's shared platform runbooks together. An app\n> may add local instructions, but selecting it must never hide the common\n> procedure it is expected to follow.\n\n## Projects and the four work types\n\nProject routes are available at `/registry/pm/project`; `PmClient` exposes\n`listProjects`, `createProject`, `getProject`, and `updateProject`. Pass both\n`appId` and `projectId` when creating work, and use `?app=<product>&project=<id>`\nto list one project's records.\n\n- **Conformance goals** — a key outcome plus the test (`proof`) that would prove it\n  met; `open` → `met`.\n- **Kanban tasks** — units of work positioned by `column` and `rank`; move them\n  across the board.\n- **Decisions** — the critical/technical decisions made while building, full-text\n  searchable.\n- **Bugs** — reported defects and missing pieces; `open` → `triaged` →\n  `fixed`/`wontfix`. `triaged` is the one status with a bar to clear: it means\n  someone decided *how bad* and *who carries it*, so it requires a `severity` plus\n  an `assigneeId` or a `goalId`, enforced on write. Without that rule it was a\n  label anyone could apply to nothing, which is exactly what it kept being. The\n  other three states are self-evident from the record, so they are ungated.\n\n## Who filed it\n\nOwnership and authorship are deliberately separate:\n\n- `ownerId` / `ownerEmail` — the accountable human account used for project\n  ownership.\n- `principalId` / `principalKind` — the actual credential-bound human, agent, or\n  service that acted.\n- `credentialId` / `credentialKind`, `managerPrincipalId`,\n  `delegatedByPrincipalId`, `grantId`, and `grantVersion` — the credential and\n  authority provenance available for audit.\n- `agentId` / `agentLabel` — a compatibility projection when that authenticated\n  principal is an agent.\n- `lastEditedByPrincipalId` / `lastEditedByPrincipalKind` plus the corresponding\n  credential, manager, delegator, grant revision, and label fields — the actual\n  author and authority behind the record's current contents. Creation provenance\n  above remains immutable.\n\nThe registry supplies this context through `PmOperator`; `PmClient` only sends\nthe bearer credential. The legacy `x-odla-agent-id` and\n`x-odla-agent-label` headers are rejected with\n`actor_spoof_forbidden`, including when empty. An agent cannot rename itself,\nclaim another principal, or turn manager metadata into authority.\n\nFor app-scoped actions, the registry implements\n`PmAuthz.resolveAppAuthority`: it resolves the live exact/wildcard project grant\nimmediately before the action and stamps that grant's id, version, and grantor.\nA revoked grant denies the next action. Platform runbook capability writes keep\ntheir credential provenance and do not fabricate a project grant.\n\nPM task authority is deliberately split at that boundary:\n\n- `pm.read` observes current state and the work journal.\n- `pm.write` covers general PM mutation and remains executable for compatibility\n  with grants issued before the split.\n- `pm.plan` includes read/write and remains the explicit planning label for\n  grants that should not permit claim or active execution.\n- `pm.execute` includes read/write, task refinement and Ready transitions,\n  Backlog proposals and findings, atomic claim/release, and claimed Doing →\n  Review → Done transitions.\n\nOrdinary managed-agent handshakes receive `pm.execute`, so central spend policy\nbounds autonomous work while the agent manages its routine PM lifecycle. Ready\nremains an explicit, revision-checked transition with a complete contract and\ndurable actor provenance; it is not a default human checkpoint. Owner/admin,\ncredential, deployment, rollback, and external-effect approvals remain\nindependent gates.\n\nTrusted in-process code may construct `PmSelf` directly. At that seam the caller\nis the host: do not populate it from untrusted request fields.\n\n## What changed lately\n\nList routes take `?since=hour|day|week`, narrowing to records whose `updatedAt`\nfalls inside the window and ordering them most-recently-touched first. This tracks\n*record* changes — a field edit, or the create itself; discussion comments live in\n@odla-ai/chat and do not bump the record. Status-style filters also accept a\ncomma-separated set (`?status=open,triaged`), which is how the bugs view asks for\neverything still wrong in one round trip.\n\n## Views are the subscription\n\nA PM view renders straight off a WebSocket onto the shared `odla-pm` tenant.\nRows and their pagination totals arrive by push; nothing polls.\n\nPass the suite a reactive query hook bound to that tenant and it uses it:\n\n```tsx\n<OdlaProvider db={pmDb}>\n  <PmSuite client={api.pm} useQuery={useQuery} projects={projects} />\n</OdlaProvider>\n```\n\nOmit `useQuery` and the same views fall back to the REST route on a timer, so the\nkit still works for a host without a socket.\n\n## Bridging a record into Discussion\n\nPass `onDiscuss` to `PmSuite` to expose a **Discuss** action beside **Copy\nreference**. The callback receives a `PmDiscussionTarget` with the exact project,\nrecord kind/id, current title, and copy-ready `pm:*` markup. A host can use that\nidentity to open a scoped Discussion composer; `PmSuite` never posts or assumes\nDiscussion authority itself.\n\nStudio carries that target as bounded URL draft state and preloads a structured\nreference into Discussion. Posting remains an explicit viewer action. This is a\nnavigation/authoring bridge, not a canonical one-topic-per-record migration:\nPM-attached comments and general Discussion keep their independent capability\nchecks and event streams.\n\n## Durable agent work events\n\nEvery goal, task, decision, and bug create/update/delete appends an immutable\n`pm_event` snapshot in the same odla-db transaction. Operational runbooks keep\ntheir separate visibility-sensitive history. `GET /registry/pm/work/watch?app=...`\nprojects those rows through the database change feed with an opaque resumable\ncursor, stable event ids, at-least-once delivery, and an explicit\n`checkpoint_required` response when history can no longer resume safely.\n\nUse `PmClient.watchWork(appId, cursor)` for one page, the PM agent skill's\n`watch_work` tool for supervisor-driven page reads, or `odla-ai pm watch\n--app <id> --jsonl` for a long-running process. The first read establishes a\ncheckpoint rather than replaying history. Event delivery is a signal to reload\nauthoritative current state; a task still requires a winning revisioned claim\nbefore execution.\n\nThe same cursor also delivers `*.comment.created`/`*.comment.updated` for chat\nmessages whose channel or topic root correlates to an active goal, task,\ndecision, or bug. General project topics and mentions remain on the independent\nDiscussion watch: `pm.read` and `discussion.read` are distinct capabilities, so\nmerging those rows before Discussion has context-aware authorization would leak\none domain through the other. Visibility-sensitive runbook comments remain off\nthe work stream for the same reason. Deleting a work item removes its current row\nbut deliberately retains the authorized deletion snapshot until the exact\nproject lifetime is purged.\n\n### How the socket is scoped\n\nThe browser holds no credential for `odla-pm` and must not — the tenant carries\nevery project's PM rows, and only the registry knows which projects an operator\nco-owns. `POST /registry/pm/live-ticket` resolves that and signs it into a\nshort-lived **scoped ticket**: the DO accepts it as a rules-*enforced* session\n(never admin), and the tenant's CEL rules filter every row against the claims:\n\n```\nview: data.projectScope in auth.claims.projectScopes\n```\n\nThe claims are covered by the signature, so a holder cannot widen their own\nscope. The exact scope contains the Registry incarnation, so a ticket for\nlifetime A cannot read replacement lifetime B even when both share an app id.\nAuthorship is not an authority bypass: a removed collaborator's fresh empty\nticket cannot keep reading rows they created. Archived lifetimes stay in read\nclaims while their writes are suspended. Tickets are minted per (re)connect, so\nownership and archive changes take effect on the next connect. The registry\ninstalls these rules itself when they differ from the running build's.\n\n### Reads are live; writes still go through the route\n\nWrites stay on `PmClient`; every rules-enforced create/update/delete is `false`.\nEach route write resolves credential-bound authority for that exact project\nlifetime: a human through current ownership, or a managed agent through its\ncurrent capability grant. Only then does it create or atomically normalize the\nexact lifetime's open-write fence. REST reads only inspect an existing lifetime:\na retained legacy read with no lifetime remains read-only, while a mismatched or\ntombstoned lifetime fails closed. It also performs side effects (a status change\nposts to the item's @odla-ai/chat thread) that a direct transact would skip. The\nsocket then delivers the result, so a write still repaints on its own — the\nwrite path just isn't the read path run backwards.\n\nRunbook *revisions* are deliberately not readable over this channel: they carry no\n`visibility` of their own and there are no links for a rule to reach their parent\nrunbook, so a claims-based read would expose an admin-visibility runbook's body\nthrough its history. They stay on the REST route, which checks the parent.\n\nRunbook body writes also carry `expectedVersion`, the exact version the human or\nagent reviewed. The prior-body snapshot and replacement commit in one guarded\ntransaction; if another collaborator wins first, the stale write returns 409 and\ncreates no orphan revision. The Studio editor, CLI, and `amend_runbook` tool all\nforward the version they actually read.\n\n## Shared across the projects you can access\n\nEvery PM record carries an exact project scope (logical app id plus Registry\nincarnation) and lives in one shared odla-db tenant. Humans receive access\nthrough current ownership; managed agents receive only the explicit\n`pm.read`/`pm.write`/`pm.plan`/`pm.execute` project grants attached to their\ncredential-bound principal. The Registry resolves that action-specific\nauthority at each REST action, while a signed live ticket carries only the exact\nread scopes authorized at connect time. Access on `odla-ai` is\ncreator-rooted: the app sees and changes only the goals, Kanban tasks, bugs,\nitem comments, and standalone topics that its runtime authored, while still\nseeing replies from odla agents and other collaborators on those roots.\nRunning Code sessions receive the same closed brokered surface. Bug descriptions are required. A bug may link an accepted\nsame-project decision with `decisionId`, making an accepted delta or retained\nrisk explicit instead of leaving a contradictory open title behind. Goals\ncannot be marked met while linked tasks or bugs remain unresolved.\n\n`todo` is the stable storage value for the user-facing **Ready** state. Entering\nit requires an open same-project goal or accepted alignment decision, an\nactionable description, and acceptance criteria. Tasks carry a monotonic\n`revision`. The REST boundary additionally requires planning authority for\nReady. Agents start work with `claimTask`/`claim_task`, which compares the\nreviewed revision and atomically assigns the authenticated principal while\nmoving to `doing`; `releaseTask` returns an owned claim to Ready.
