them.**\n\nAI coding tools are powerful, but they build better software when they understand *what* you're building and *why*. gspec gives your AI tools that context — a set of living specification documents that define your product, guide implementation, and stay in sync as your project evolves.\n\nWithout structured context, AI tools guess. They make assumptions about your audience, your tech stack, your design language, and your quality standards. gspec eliminates that guesswork by creating a shared specification layer that any AI coding tool can read and follow.\n\n## The Problem\n\nTwo things go wrong when building with AI:\n\n1. **AI tools lack product context.** They don't know your target audience, your design system, your architectural decisions, or your engineering standards. Every prompt starts from zero.\n2. **Specs drift from reality.** Even when you write great specs upfront, they fall out of sync as the project evolves — leading to inconsistency, rework, and compounding confusion.\n\ngspec solves both problems. It provides a structured specification workflow that gives AI tools rich context, and keeps that context accurate as your codebase changes.\n\n## How It Works\n\ngspec installs as a set of slash commands (skills) in your AI coding tool. Each command plays a specific role — business strategist, product manager, architect, designer, engineer — and produces a structured Markdown document in your project's `gspec/` directory.\n\nThese documents become the shared context for all subsequent AI interactions. When you implement features, your AI reads the specs. When the code changes, gspec's always-on spec sync keeps them in sync automatically.\n\nThere are two ways to work with gspec: let it **build autonomously** from an idea, or drive the **spec-by-spec** workflow yourself. Both produce the same living specs.\n\n### Autonomous build\n\nNew in 2.0: `/gspec-build` turns a plain-language idea into a working, spec-backed codebase in a single run. Answer a short intake interview (or pass the idea directly) and gspec drives the whole pipeline unattended — profile, stack, practices, style, feature PRDs, architecture, an ordered plan, and the implementation — with an independent validator gating every stage and a deterministic `verify.sh` check on the build. Before any code is written, the run pauses once so you can review the finished specs; continue with `--resume`, or pass `--no-review` for a fully unattended run. Want richer requirements out of the gate? Pass `--research` to add a competitive-research stage right after the profile — the build researches your competitors on the web, writes `gspec/research.md`, and feeds the auto-accepted findings into the feature PRDs.\n\nA long unattended run has to be able to say how it ended, so it never stops in silence. Every ending gets its own exit code — `0` complete, `1` failed a gate, `2` paused for spec review, `3` crashed — and its own record in `.gspec/build/status.json`; `gspec build --status` prints it and exits with that code, so a script (or an agent watching the run) branches on a number rather than reading the log. A build killed mid-stage still leaves that record, and a run whose process is simply gone is reported as crashed rather than as still working.\n\nThe quality loop is tuned to converge and to resume cheaply. A gate fails only on a **blocker/major** finding — minor/nit notes pass with the notes recorded as advisory — so it reaches a finished state instead of polishing forever. Every failing verdict, including ones a self-heal recovers from, is kept in full in `.gspec/build/qa-failures.md` so you can study and tune the loop, and each stage reports its elapsed time. The end-of-run report also names the **waste** — per agent, the runs that checked no task or wrote no deliverable, and what they read — separates **mechanical lint rounds from QA revisions**, and `gspec build --status` prints the wave plan the implement stage ran (persisted in `run.json`). On other harnesses, use the spec-by-spec workflow below.\n\n**Spec size (`--scope`).** Specs are written to a size budget, so the specification matches the product rather than the writers' appetite — a one-level game does not need a 65 KB feature PRD, and every downstream agent pays to read whatever gets written. The intake asks how big the product is and records the tier in the brief; `--scope small|standard|large` overrides it, scaling every budget by ×0.6 / ×1 / ×1.5. The driver measures each spec as it lands and prints its size against the budget. **Going over is advisory** — it is reported in the log and noted by QA as a `[minor]` finding, and never fails a stage.\n\n**Keep the machine awake.** A build is hours of engine turns, and a laptop that sleeps between them stalls the run for as long as it sleeps — a measured build spent four hours at three minutes per turn that way. On macOS run it under `caffeinate -i gspec build …`; the driver warns at start when `pmset -g` shows idle sleep under ten minutes.\n\n**Be told when it stops (`--notify`).** A long unattended build spends most of its wall clock waiting — for a spec review, a usage-limit reset, a failed gate — and until you notice, that time is lost. Pass `--notify <cmd>` (or set `\"notify\": \"<cmd>\"` in `.gspec/config.json`, or `~/.gspec/config.json`) and the build runs that shell command on every pause, failure, crash and completion, with the facts in its environment: `GSPEC_STATE` (`paused_review` · `paused_limit` · `failed` · `crashed` · `complete`), `GSPEC_STAGE`, `GSPEC_REASON`, `GSPEC_IDEA`, `GSPEC_CWD`. A screenshot per route lands in `.gspec/build/screens/<slug>/` for the implementation validator to compare against the feature's `design.html`. It is fail-open: anything that stops it rendering is a logged skip, never a failure. Turn it off with `\"render\": false` in `.gspec/config.json` or `GSPEC_RENDER=0`.\n\n**Parallel waves (`--parallel`).** The implement stage runs the orchestrator's waves in order and fans out the scopes within a wave. The orchestrator is handed a computed file-overlap table — each feature's modules, which pairs are provably file-disjoint, which share, and the dependencies the PRDs declare — and is told that table is authoritative. With `--parallel auto` (the default) the driver also merges consecutive single-scope waves whose features are *provably* disjoint and dependency-free into one wave, at most three scopes at a time, and logs each merge. It only ever acts on proof; anything short of that stays serial. Pass `--parallel off` to run the waves exactly as the orchestrator emitted them.\n\n**Per-agent models (cost control).** The build runs each stage as its own agent, and you can assign each a model — so the checkers and the high-volume jobs can run on a cheaper model while the architecture work keeps the strong one. Add a `models` map to `.gspec/config.json` (this project) or `~/.gspec/config.json` (your global default; the project file overrides it). The model string passes straight to the engine's `--model`, so any model your CLI accepts works.\n\n**Let the installer write it.** On a Claude or Codex install, gspec offers this assignment and writes it to `.gspec/config.json` if you accept — or run `gspec install -t claude --models recommended` to take it without being asked. It never overwrites a `models` map you already have, and a non-interactive install writes nothing unless you pass the flag: which models a run bills to is your call, not an install default.\n\n**Recommended starting points.** The idea is the same on every engine, expressed with the `writer` and `qa` role tiers plus a few overrides:\n\n- **`writer` → a balanced model** — the everyday authoring (profile, stack, practices, style, feature, research PRDs).\n- **`qa` → a cheap/fast model** — every `*-validator`; checking a spec needs far less horsepower than writing one.\n- **`architecture-writer` and `feature-architect` → a strong model** — the load-bearing design jobs (the system design, each feature's own architecture), pinned by name so they beat the `writer`/`default` tier. A mistake there propagates into everything downstream and no gate catches it.\n- **`implementation-validator` → the balanced model.** The one checker kept off the cheap tier: it judges rendered captures against the design, and the cheap tier was observed passing a page in browser-default layout with the capture in hand. It runs once per build, so the cost is negligible.\n- **`implementer` → the balanced model** — deliberately *not* the strong tier on Claude. It's the highest-volume agent in a build (per scope, per wave, and again on every continuation), and the only one whose output is checked by something deterministic: the gate runs `verify.sh`, so a weak result fails rather than ships. By the time it runs, the design is settled and what's left is following it. Run the commands one at a time. The only commands you *need* are the four fundamentals and `/gspec-implement`; everything else exists to help when your project calls for it.\n\nThe fundamentals give your AI tool enough context to build well — it knows what the product is, how it should look, what technologies to use, and what engineering standards to follow. From there, `/gspec-implement` can take a plain-language description and start building. Especially useful on aged or imported PRDs that may have accumulated unstated assumptions.\n\nUse `/gspec-audit` periodically — before a major release, after a long sprint, or any time you suspect docs have drifted from code. Audit reads package manifests, configs, source files, and test output, then asks you per-finding whether to update the spec to match the code, keep the spec and fix the code separately, or defer. Each finding is presented one at a time with the spec quote and the code evidence side by side. Audit never modifies code.\n\n**7. Playbooks bundle multiple specs together so you can seed an entire project with one command:\n\n```bash\ngspec restore playbook/my-starter\n```\n\n### Templates — saved specs seed the ones gspec writes\n\n`restore` copies a saved spec in verbatim. Your library also does a second job that needs no command at all: when gspec **writes** a spec, it first looks for a saved one to start from. (A profile can still be saved and restored; it just isn't used as a starting point for a written one.)\n\nMatching is on each file's frontmatter `name` and `description`, so a useful description is worth writing — it's what gspec reads to decide whether a template fits. In a command (`/gspec-stack`, `/gspec-style`, `/gspec-practices`, `/gspec-feature`) any match is offered by name and description and **you** choose: start from it, adapt it, or write fresh. In an autonomous `gspec build` there's nobody to ask, so the run reports what it found (`templates: practices 1 · stacks 2`) and the writer adopts the single best fit, or writes fresh if none clearly fits.\n\nEither way a template is a starting point, never a verbatim answer: the writer reconciles every choice against the current project, keeps the spec free of the original project's identity, brings its frontmatter current, and reports which template seeded the result. An absent or empty folder simply means no templates — gspec writes from scratch and says nothing about it.\n\n## Extensions\n\nAuthor your own skills and have them auto-installed alongside the built-in `gspec-*` commands in every project. Extensions live in `~/.gspec/extensions/` as Markdown files with `name` and `description` frontmatter and the same shape as anything in `plugin/commands/`.\n\n```bash\ngspec extension save ./my-deploy.md   # Install a local skill file as a user extension\ngspec extension list                  # See what's installed\ngspec extension remove my-deploy      # Delete from ~/.gspec/extensions/\n```\n\nWhen you next run `npx gspec` in a project, the installer copies the built-in skills first, then emits each valid extension into the same per-platform install directory using the same formatting. Extension names that collide with built-in `gspec-*` skills are rejected with an error; malformed or duplicate extensions are skipped with a warning.\n\n## Memory\n\nEverything gspec remembers lives under `.gspec/memory/`, in two tiers.\n\n**Pending** — when a QA gate or a correction from you sends an agent back to fix its work, the agent records the generalizable memory to `.gspec/memory/pending/<agent>/<file>.md`, one file per memory. Nothing there changes any behavior: a pending memory is a queue entry, not a rule. It works on every engine, because recording is just writing a file.\n\n**Committed** — `/gspec-teach` and `/gspec-memorize` commit a pending memory (or a correction you state directly) to a store that *is* composed back into the relevant skill on every install, so it survives a gspec upgrade instead of being overwritten by it. Committing stays a decision you make. Pending memories are committed to version control by default so your team sees what runs have been learning; add `.gspec/memory/pending/` to `.gitignore` if you'd rather keep them local.\n\nRead-only agents — validators, planners — have no `Write` tool and so record nothing. Their failing verdicts land in `.gspec/agent-runs/feedback-log.md`, which `/gspec-memorize` reads as corroborating evidence.\n\n**The third category is for defects in gspec itself** — a check that fires falsely, a persona whose quality bar misses something. No text composed onto your machine fixes that, so it's stored as a report instead. `gspec memory report` prints a **prefilled GitHub issue URL**: gspec stores no token and posts nothing, so the report stays on your machine until you open the link and submit it yourself. `/gspec-teach` and `/gspec-memorize` recommend a category from context and you override freely.\n\nThe installer composes the gspec source skill first, then your personal memory, then your project memory — **project wins**, being the more specific of the two. The pass is idempotent, so repeated installs never stack duplicates, and a memory file naming a skill that isn't installed is reported rather than silently ignored.\n\nEditing an installed skill under `.claude/skills/` directly is *not* durable — that file is regenerated on every install. The PRD beside them stays product-agnostic; its three siblings are the opposite, on purpose.\n\nMost specs are Markdown. The style guide can also be a self-contained HTML file (`style.html`) that renders the design system as live swatches, typography specimens, and styled component previews — ideal for design-aware AI tools. Each feature's `design.html` is a self-contained, renderable mockup of that feature's screens, generated from the style guide's tokens — open it in a browser to see the design rather than read about it. All files live in your repo, are version-controlled with your code, and are readable by both humans and AI tools.\n\n## Key Design Decisions\n\n**Spec-first development.** Every implementation decision traces back to a specification. AI tools don't guess — they follow documented decisions about your product, stack, design, and standards.\n\n**Living documents.** Specifications aren't write-once artifacts. The always-on spec sync keeps them in sync as your project evolves, so they remain a reliable source of truth.\n\n**Role-based commands.** Each command adopts a specific professional perspective — product manager, architect, designer, engineer. This ensures specifications are comprehensive and consider multiple viewpoints.\n\n**Incremental implementation.** Feature PRDs use checkboxes to track which capabilities have been built. The `implement` command reads these to know what's done and what's remaining, so it can be run multiple times as your project grows.\n\n**Research and architecture own discovery.** Feature proposals and technical gap analysis happen *before* implementation — in `/gspec-research` and `/gspec-architect` respectively. `/gspec-research` surfaces new feature ideas through competitive analysis and product-driven reasoning. `/gspec-architect` identifies technical gaps and resolves ambiguities. This separation keeps `/gspec-implement` focused on building what the specs define, rather than proposing scope changes mid-build.\n\n**Platform-agnostic.** A single source tree builds for Claude Code, Cursor, Antigravity, Codex, Open Code, and Pi.
