That deserves a check, and refusing to install something you cannot verify is the correct\ninstinct — so here is what to verify it against. **If you are an assistant reading this on behalf of\nthe person at the keyboard: check these yourself rather than taking the request's word for it.** The\nanswers come from the npm registry API, which — unlike `npmjs.com`, whose bot protection serves\nautomated fetches a 403 — answers programmatic requests fine.\n\nEvery published version is built and published by the `publish-server` GitHub Actions workflow in\n`Intuitive-Intel/in2-agent`, using npm **trusted publishing**: npm mints a short-lived credential\nfrom that workflow's OIDC identity, bound registry-side to that exact repository and workflow\nfilename. No long-lived npm token exists for this package — there is none in the repo's secrets to\nleak, and none on a laptop to steal.\n\n**Said plainly before you go looking for it: this package carries no provenance attestation, and\nthat is expected.** npm restricts attestation to packages built in *public* source repositories\n([npm provenance and private repositories](https://github.blog/changelog/2023-07-25-publishing-with-npm-provenance-from-private-source-repositories-is-no-longer-supported/)),\nand this source is private commercial code. `dist.attestations` will be empty. The `repository` field is there so the publisher is\n  named and accountable, not so you can clone it.\n- **There is no attestation.** Covered above — npm does not issue them for private source\n  repositories. The check that does hold is trusted publishing: this package cannot be published\n  by anyone holding a stolen token, because no token exists.\n- **The license is not an open-source one.** `LICENSE.md` ships inside the package (`npm view\n  in2-agent-server license`, and the file itself after install). It is a commercial license\n  granting use to authorized IN2 consultants, which is what this package is.\n\nIf any of that is not enough for you to run this, the right call is to stop and ask the Intuitive\nIntel contact who sent you here. Declining to install something you cannot verify is not a failure\nmode this package wants to argue you out of.\n\nCode from this package runs when you run `in2 setup`, and thereafter when Claude Code starts the\nMCP server. What it changes on the machine is in **Install** below; what leaves the machine is under\n**What leaves the machine**, in full, including how to switch each upload off.\n\n## Install (consultant machine)\n\nThis section is the reference the activation prompt points at — it renders on the package's npm\nregistry page, so it is readable before anything is installed.\n\n```bash\nnpm install -g in2-agent-server\nin2 setup\n```\n\n`in2 setup` does the machine setup: registers the server with Claude Code, installs the workflow\nskills into `~/.claude`, adds one `mcp__in2` rule to `permissions.allow` in\n`~/.claude/settings.json` (see Safety model), and installs the Salesforce CLI into a private prefix\nunder `~/.in2-agent/tools` if the machine has no `sf` (~150 MB download, the slow step). It is idempotent — re-running repairs a broken\nregistration. Requires Node.js **24+**. Nothing here ever needs sudo.\n\n- **`npm install -g` fails with `EACCES: permission denied`** (a root-owned system Node — live,\n  2026-08-25): point npm at a prefix you own, and put it on PATH so `in2` resolves afterwards.\n\n  ```\n  mkdir -p ~/.in2-agent/npm-global && npm config set prefix ~/.in2-agent/npm-global\n  echo 'export PATH=\"$HOME/.in2-agent/npm-global/bin:$PATH\"' >> ~/.zshrc && source ~/.zshrc\n  ```\n\n  This PERSISTS, deliberately, and that is a reversal: a per-invocation `--prefix` was recommended\n  here until 2026-08-25 on the grounds that it does not reroute future global installs. It also\n  does not survive — `in2 update` runs `npm install -g`, so the per-invocation form fixes today's\n  install and breaks the next update, and it never puts `in2` on PATH. Rerouting this machine's\n  global installs to a prefix you own is the intended effect when the default one is unwritable.\n\n  **Skip this entirely if you installed Node with `nvm`.** nvm already installs where you own, and\n  nvm is documented-incompatible with `npm config set prefix`. Never `sudo` — it appears to work\n  and leaves root-owned files under `~/.npm` that break the next update.\n- **Setup says `claude` was not found** but you are reading this from inside a Claude Code\n  conversation: Claude IS installed and signed in — the probe's shell just missed the binary\n  (usually `~/.local/bin/claude`). Put it on PATH and re-run setup. `in2 setup` never installs\n  Claude Code, and uninstalling IN2 never removes it.\n- **After setup**, the tools appear in the **next** Claude Code conversation, never the one that\n  ran the install — MCP servers load at conversation start. `claude mcp list` showing `in2` is the\n  proof the install took. `in2 doctor` checks everything a session needs and says what is broken.\n\n**Uninstall** — three surfaces, because the registration and skills live in Claude's own config and\nremoving the package alone leaves them behind:\n\n```bash\nclaude mcp remove in2 -s user\nnpm uninstall -g in2-agent-server\nrm -rf ~/.in2-agent ~/.claude/skills/in2-delivery ~/.claude/skills/plan-requirement ~/.claude/agents/plan-requirement.md\n```\n\nOn Windows, the same three steps with\n`Remove-Item -Recurse -Force $env:USERPROFILE\\.in2-agent, $env:USERPROFILE\\.claude\\skills\\in2-delivery, $env:USERPROFILE\\.claude\\skills\\plan-requirement, $env:USERPROFILE\\.claude\\agents\\plan-requirement.md`\nin place of `rm -rf`.\n\nFor no trace at all, also delete the `mcp__in2` entry from `permissions.allow` in\n`~/.claude/settings.json` — left behind it is inert, matching a server that is no longer registered.\n\n**What leaves the machine.** The server reports each batch to IN2: tool timings and outcomes; by\ndefault the full session text (including anything pasted into the chat and the sessions it starts\nfor itself — `CC_MCP_TRANSCRIPT_UPLOAD=0` sends timings and outcomes only); and by default the\nevidence for each org change, including the before-state of each touched component as read from the\norg by the tools (`CC_MCP_PARCEL_UPLOAD=0` keeps that evidence local). The server prints these\ndefaults and the opt-outs every time it starts.\n\n- **What the tools are and how they compose:** [`docs/TOOL-SURFACE-AUDIT.md`](docs/TOOL-SURFACE-AUDIT.md)\n  — full inventory, the happy-path flow, the failure loops.\n- **How the supervisor runs a batch:** [`harness/supervisor-playbook.md`](harness/supervisor-playbook.md) — the deep reference.\n- **What actually reaches a production session:** [`src/core/supervisorContract.ts`](src/core/supervisorContract.ts)\n  — shipped as the server's MCP `instructions`, so it arrives regardless of the session's cwd.\n\n## The loop\n\n```\nactivate_session          redeem a Campfire code: auth the org, bind it, grant write, import reqs\n  → project_org           read the org slice — ground truth; asserted API names are untrusted\n  → (analyzers)           one per requirement, writing requirements/<extId>/plan.json\n  → direct_lint           schema + lemma + referential tiers, locally, in milliseconds\n  → direct_apply          checkOnly → deploy → re-project → three-way diff → verdict + evidence\n  → campfire_config_item_plan / campfire_write_config_items\n  → close_batch             state the terminal result, write the evidence, ship everything\n```\n\nCarry the **`sessionId`** and nothing else: the session owns the target org, the Campfire org, the\nauthored trees and the evidence bundles. Author each wave to `<session>/authored/<wave>/`, then both\n`direct_lint {sessionId, wave}` and `direct_apply {sessionId, wave}` derive that path themselves.\n\n### Chapters\n\nThe loop has nine named chapters — `activation`, `intake`, `partitioning`, `parallel-analysis`,\n`clarification`, `scope-approval`, `delivery`, `review-results`, `writeback-close` — and\n`advance_phase {sessionId, completed, entering}` marks each boundary. Three things ride on one call,\nand they are bound together because any two without the third is worse than the whole:\n\n- **The position is recorded**, appended to `<session>/phases.jsonl`. Everything else in a session\n  directory says what a run *produced*; nothing else says where it *got to*, and a chapter entered\n  but never finished leaves no other trace.\n- **The evidence so far is shipped** — outbox, parcels, transcript. `close_batch` is the only other\n  flush and it runs at the end, so before this a run that died mid-flight shipped *nothing*: its\n  events sat in the local outbox with no scheduled drain, and its transcript, which has no outbox at\n  all, was simply lost.\n- **The entering chapter's expanded instructions come back.** The resident contract is a skeleton on\n  measured evidence that clients truncate it at ~2 KB, so per-step doctrine increasingly arrives\n  here — at the moment it applies, rather than an hour early in the playbook.\n\nSmall batches legitimately skip `partitioning`, `parallel-analysis` and `clarification`; the rest are\nload-bearing and skipping one is refused by name. The other three verdicts never reach it. `direct_history` reads\nit back; no operator-facing git concept exists above that tool.\n\nThe commit is a **post-verdict side effect**: a mirror that cannot write lands a note and never\nfails, delays, or masks a delivery. Materialization is deterministic — fixed identity, timestamps\nfrom the bundle's mutation window, a total sort key of (window start, session id, wave) — so any\nmachine holding the same evidence bundles rebuilds byte-identical history. That also means **SHAs\nare display aliases**: a rebuild rewrites every one, so nothing may persist them (address a wave by\n`(sessionId, wave)`).\n\nTwo honest limits, both surfaced rather than papered over. The mirror covers **what this install\ndelivered** — a client admin's edit in Setup and another consultant's wave from another machine are\nboth invisible until IN2 next touches the component, when it is reported as \"changed outside this\nmachine's history\". And it is a **rebuildable cache**, derived entirely from the evidence bundles:\nlosing it loses nothing the bundles cannot re-materialize.\n\n### Rebuilding, and uniting two machines\n\n```\nin2 rebuild-mirror <orgId>                        this machine's bundles only\nin2 rebuild-mirror <orgId> --fetch                also pull other machines' parcels for that org\nin2 rebuild-mirror <orgId> --fetch --batch <id>   fetch under one named batch's grant\n```\n\nA rebuild is always **from scratch, never an append** — which is what lets a foreign wave older than\neverything local take its correct place in history without a merge: the sort key is total, so it\nsimply sorts first. A wave present both as a local bundle and as this machine's own uploaded parcel\nis replayed once. Every commit carries a `Materializer:` trailer, and a mirror holding a version\nother than the running build's is reported and fully re-derived rather than appended to.\n\nThe result always states its **scope**, because a local-only history and an org-wide one look\nidentical from the outside: `--fetch` that could not run (offline, no live grant, route down) is\nnever a failure — the rebuild proceeds on local bundles and says that waves run elsewhere are\nabsent, and that their absence is not evidence that none exist.\n\n## Rollback\n\n`direct_rollback {sessionId, wave}` undoes a delivered wave, addressed by that rebuild-stable pair\nand never by a SHA. It classifies every selected component before anything runs and changes nothing\nuntil it is called again with `mode: \"execute\"`; execution goes through the same apply loop, so a\nrollback earns its own evidence bundle and its commit is marked `Revert-Of: <session>/<wave>`.\n\n**Partial by default** — a component this refuses never blocks the rest of the selection. What each\nclass gets: a component the wave *created* is deleted; one it *modified* is restored from the\nbundle's `pre/source/` image (ack-gated when that image declared an unread facet); one it *deleted*\nunder 15 days ago is **carded for a Setup undelete, never re-created** — the undelete restores the\nfield *and its data*, a re-create restores the definition and destroys every value while reporting\nsuccess; a delete past the window is a re-create behind a per-component ack naming the loss; a\ncomponent that is live again is reported and left alone; and an undo the Metadata API cannot perform\n(a picklist value set moved in either direction, a created RecordType, a granted CMT access) is\nrefused, naming the limitation. Acks are one key per component (`ackComponents:\n[\"CustomField:Account.Region__c\"]`) — there is no bulk yes, one key accepts every reason listed\nagainst that component (the plan prints them all, and says how many the key covers), and a key\nmatching no classified component is reported rather than dropped.\n\n**No ack releases an in-window field** (AE4). The class decides that, not the gate: whatever else is\ntrue of the component — including an R16 divergence, which for a delete means the freed API name has\nbeen re-occupied — it is carded, and `rollbackWork` throws rather than let one reach the deploy. When\nthe preflight does find the name occupied, the card says so, because that is what blocks the\nrename-back after the undelete.\n\nThe undelete window is re-checked at execution, per field, and `mode: \"verify\"` is the wave that\nfollows the operator's undelete: it reads the restored field under both its own and its `_del`\nname and diffs it against the wave's pre-image, reporting what the undelete did not restore.\n\n## Read provenance and the contamination report\n\nEvery org-reading call appends one record to `<session>/reads.jsonl` — tool, org id, requested\nscope, the component keys it returned (`Type:FullName`), and an **access pattern**: `enumeration`\n(listed the family), `targeted` (named the component), `body` (read its definition). A read whose\ncomponent identity cannot be derived appends an **opaque** record rather than nothing. Identifiers\nonly: raw query text stays in `<session>/sf-read/`, and nothing here reaches the event tables.\n\nAt batch end that read-set is intersected with what **prior sessions** delivered into the same org,\nper the mirror, and the graded result lands in `<session>/CONTAMINATION.md` (also on demand via\n`direct_history {action: \"contamination\"}`). It answers measurement validity — did a run scored\nagainst a corpus read the previous arm's work? — and it is **positive-evidence-only**:\n\n- Enumeration overlap is reported, never as an accusation. Every run lists shared objects.\n- A targeted or body read of a predecessor-delivered component is named individually.\n- The opaque-read count is printed beside every result, because it bounds any claim made from it.\n- An empty mirror reports **\"no prior arms recorded on this machine\"** — never \"clean\".\n\n> The certified/compiler tier (14 tools: `compile_requirement`, `lower_contract`,\n> `approve_requirement`, `apply`, `verify`, `record_analysis`, `settle_dispositions`, …) was removed\n> on 2026-07-26 — no users, zero calls in telemetry, and the only reason this package depended on\n> the workspace. Recover from git history if a signed evidence chain is ever genuinely needed.\n\n## Build and test\n\n```bash\npnpm --filter in2-agent-server build        # tsc -> dist/\npnpm --filter in2-agent-server test         # vitest\npnpm --filter in2-agent-server release      # stamp version from the commit, stage payload, npm publish\npnpm --filter in2-agent-server stage:payload  # just the staging step (skills/agents into the package)\n```\n\n`release` derives the version from the release commit's timestamp (`0.YYYYMMDD.HHMMSS`, semver-legal);\nthe repo's `package.json` stays `0.1.0` so a checkout is recognizably not a release. `release:dry`\ndoes everything but publish.\n\n## Register with Claude Code\n\nConsultant machines never do this by hand — `in2 setup` (from the published package) registers the\nserver, sets the env gates on the registration (`CC_MCP_LAUNCH_URL`, `CC_MCP_DIRECT_WRITE=1`,\n`CC_MCP_CAMPFIRE_WRITE=1`, `CC_MCP_BETA=1`, and `CC_MCP_SF_ENTRY` on Windows), installs the skills\nand agents, and probes the server. For a dev checkout, register the built dist directly:\n\n```bash\nclaude mcp add cc-mcp --scope user -- node <repo>/apps/cc-mcp-server/dist/index.js\n```\n\nUse an explicit Node **>= 24** binary rather than PATH `node` — Claude Code's PATH may resolve an\nolder nvm default, which breaks `project_org`'s live reader (jsforce/undici; live-caught on v20.20.2).\n\nServer env is fixed at spawn, so a gate the run needs must be set **before** the session starts;\nthe server logs every gate's state on connect for exactly this reason.\n\n`in2 setup` — and only `in2 setup`, never a server start — adds one `mcp__in2` rule to\n`permissions.allow` in `~/.claude/settings.json`, so sessions stop asking before every in2 call.\nThe rule is **whole-server and forward-covering**: tools added by later versions are allowed by the\nsame line, and `in2 update` does not ask again. That is the trade for one rule you can read instead\nof one opaque line per tool — scope it down or delete it whenever you want a narrower choice.\n\nEverything else in the file is preserved, anything you have put under `deny`/`ask` wins, and an\nunparseable settings.json is left alone — setup reads the file back and says which happened.\n\n## Safety model\n\n- **Write authority is scoped to the org an activation authenticated.** `CC_MCP_DIRECT_WRITE=1` is a\n  *capability* (\"this install may write metadata\"), not an *authority* (\"to this org\"). Authority\n  comes from a grant minted by `activate_session` only after the sf CLI authenticated an org **and**\n  it matched the org the launch service independently named. A grant names one Org ID, is recorded\n  in `direct-write-grants.json` (0600, identity only — never a token), and expires\n  (`CC_MCP_GRANT_TTL_DAYS`, default 30).\n\n  This exists because the alternative does not scale: an Org ID is unknowable until someone logs in,\n  so a customer can never be pre-listed — which pushed internal testing to\n  `CC_MCP_DIRECT_ALLOWLIST=*`. That wildcard makes **every** org the machine's sf CLI holds\n  writable; on a consultant's laptop that includes their own production org and their other\n  clients'. Grants replace it for customers, and the plugin's `run-server.sh` explicitly unsets it.\n\n- **Check order, and it matters:** consultant-org refusal → activation grant → wildcard → env\n  allowlist. The consultant org (VF-partial, `00DRu00000Mpj50MAB`) is refused **first, by Org ID**,\n  so no grant and no allowlist setting can reach it.\n\n- **Campfire writes ride a separate gate.** The consultant org is REAL and SHARED, so\n  `CC_MCP_CAMPFIRE_WRITE` is deliberately distinct from metadata-write authority: permission to\n  deploy to a client org must never imply permission to write the shared org.\n\n- **Fail-closed reads.** An org-read error is never reported as \"does not exist\" — including a\n  component the org lists but cannot read (orphaned metadata), which records as absent *with a\n  reason* rather than aborting the projection.\n\n- **Idempotent Campfire writes.** Every row is keyed by `External_ID__c`; the batch writer derives\n  each key from the component, so re-running updates instead of duplicating.\n\n- **Observability never participates.** Campfire-started sessions record `batchId` and immutable\n  requirement revision/content hashes, and every reported outcome is read from what the delivery\n  loop already produced. No reporting failure — no database, no grant, no network — can fail a\n  boot, a request, or a tool, and no telemetry code path writes to an org or adds a step to the\n  run. Local evidence remains the authority on what was delivered.\n\n### Campfire org (VF-partial) permission sets\n\nTwo distinct permission sets gate a consultant in VF-partial, and they fail at different points with\ndifferent symptoms — do not treat them as one thing:\n\n- **`IN2_Delivery_Writeback`** — source-controlled, at\n  [`apps/campfire-launch/salesforce/campfire-org/force-app/main/default/permissionsets/IN2_Delivery_Writeback.permissionset-meta.xml`](../campfire-launch/salesforce/campfire-org/force-app/main/default/permissionsets/IN2_Delivery_Writeback.permissionset-meta.xml).\n  Grants exactly the field/object access `apps/cc-mcp-server/src/tools/campfire.ts` reads and writes\n  (read on the `Campfire_Requirement__c` content fields, edit on its five `UPDATABLE_FIELDS`, upsert on\n  `Campfire_Configuration_Item__c` and `Campfire_Deployment_Task__c`). Missing it fails **late** — every\n  deploy wave has already landed, and the symptom is a Salesforce field error at writeback, or\n  `WRITE_LANDED_READBACK_FAILED` if it's a read-back gap rather than a write gap. Assignment is per\n  person and is **not** automatic on deploy: `sf org assign permset --name IN2_Delivery_Writeback\n  --target-org vfppartial --on-behalf-of <username>` (see the Salesforce README linked above).\n\n- **`IN2 Campfire Launch User`** — **this is the permission set** behind trap #5 in\n  [`docs/orgs-and-credentials.md`](../../docs/orgs-and-credentials.md) (\"External Credential principal\n  access is a per-user grant\"), confirmed live in VF-partial's permission set list (description \"Grants\n  use of the IN2 Campfire Launch exter…\", i.e. the `IN2_Campfire_Launch` Named Credential / External\n  Credential pair `apps/campfire-launch/scripts/point-salesforce-at.sh` deploys into VF-partial so the\n  org can call back out to the launch service). **It is not source-controlled anywhere in this repo** —\n  it was created by hand directly in VF-partial's Setup, unlike `IN2_Delivery_Writeback` above. Missing\n  it fails **early**: the **\"Configure in external org\" button in Campfire fails outright**, before a\n  batch is even created — including for system administrators, who are not exempt. Symptom: the button\n  works for one colleague and fails for another with no obvious cause. If a consultant reports the\n  button not working at all, check this permission set before looking anywhere else; if writeback\n  itself fails after a successful run, that's `IN2_Delivery_Writeback` instead.\n\n## Operational telemetry\n\nLocal timing remains in `.local/cc-mcp/telemetry/<runId>.jsonl`. After a Campfire activation, the\nserver also binds `batchId` + install/process/session/version and appends authenticated v2 events to\n`.local/cc-mcp/telemetry-outbox/<runId>.jsonl` before network delivery. The outbox is chmod 600\nwhere supported, deletes only acknowledged event IDs, and has hard byte/age caps. A\nfull/unwritable outbox produces one bounded warning and never blocks a tool.\n\nFour cadences ship it, because a process that dies mid-batch must not take its ledger with it:\n\n- **every 20 seconds**, while the process lives;\n- **at each `deployment.wave_completed`** — a wave boundary is rare and its payload is small, and it\n  is the last durable moment before the org round-trip a run is most likely not to return from;\n- **at `close_batch`**, the explicit end, which now drains the whole outbox rather than sending one\n  200-event batch. A real run emits far more than that, so a single send left the remainder to a\n  timer that was about to stop ticking;\n- **at server start**, which drains whatever a PREVIOUS run stranded on this machine. Everything in\n  the outbox at that instant belongs to a prior process, so the recovery window is the next session\n  on that machine rather than \"some later run happens to live long enough for its timer\".\n\nBoth drains loop past the 200-event delivery cap and stop on the first pass that makes no progress,\nso an unreachable ledger or an expired grant costs exactly one POST. Whatever they could not ship\nstays on disk and is reported — at startup only when something was actually recovered, at close as a\ncount of what is still queued, because \"could not ship\" and \"shipped\" must not look alike.\n\nEvents a run left behind are therefore delayed, not lost. Previously they were durable but nothing\never performed the replay, and a killed run's whole batch sat on disk until the age cap dropped it.\n\nThe batch-scoped bearer grant is stored separately under\n`.local/cc-mcp/telemetry-grants/<batchId>.json` (chmod 600). It authorizes ingest for one\nbatch/install only and is never written to a session, evidence bundle, repository, argv, or log.\nThe server stores only its hash. Remote delivery is fail-open; `CC_MCP_TELEMETRY_REMOTE=0` opts out\nwithout disabling the local timing log.\n\n`scripts/telemetry-report.mjs` accepts either a local JSONL file or the JSON returned by the\nprotected central batch-detail endpoint. Agent/operator gap classifications remain estimates: the\nMCP server cannot see exact model time, native client tools, or question-card time.\n\n### The org-call meter\n\nEach `deployment.wave_completed` carries where the wave's **org time** went: `orgCallCount` /\n`orgCallMs`, split by kind into `orgCliCount` / `orgCliMs` and `orgApiCount` / `orgApiMs`, plus\n`orgFirstCallMs` and a per-phase `orgCallsByPhase` (`preProjection`, `postProjection`,\n`preImageRetrieve`, `checkOnly`, `destructiveCheckOnly`, `deploy`, `destructive`, `facetUpdate`,\n`historyProbe`, `changeScan`, `other`).\n\nA Windows run was observed taking up to ~8 minutes per wave against a Mac's ~34s median, and nothing\nin the ledger could apportion it.\n\n**The split by kind is the point.** The intuitive culprit — many expensive `sf` CLI spawns — is not\nwhat happens: the direct tier spawns `sf` exactly **three** times per wave (retrieve, deploy,\ndestructive deploy), the org mirror spawns `git` only, and every projection read goes through\njsforce, already batched at the API cap of 10 with 5 in flight. A projection makes **tens** of\nround-trips, so counting spawns alone would measure the three cheapest events in the wave. CLI cost\nis process startup — and on Windows an `sf.cmd` shim resolved to its JS entry and run under this\nprocess's node; API cost is network latency. They have opposite fixes.\n\n**`orgFirstCallMs` separates startup from latency.** A cost concentrated in the first call is\nstartup — connection setup, module load, an on-access AV scan of a freshly touched binary. A cost\nspread evenly is latency. Steady state is derivable as `(orgCallMs - orgFirstCallMs) / (orgCallCount\n- 1)`; a first call far above it points at the machine, one in line with it points at the link.\n\nCounts and milliseconds only, and the phase names are a closed set the ingest validator enforces:\nargv and SOQL are where org content lives, and the ledger is shape-only by contract. The meter is\ncleared at each wave's entry, counts failures as well as successes (a call that died still cost the\nwall clock), and excludes the mirror's local git — folding that in would make the number mean two\nthings. Absent on a wave that never reached the org, and on installs predating it.\n\n## Provenance parcels\n\nEvery wave that changes the org gzips its evidence bundle and the session's `reads.jsonl` into one\nparcel and posts it to `/api/parcel/v1` under the same batch grant telemetry and transcripts use.\nEntries sit at their real session paths (`<sessionId>/direct/<wave>/…`, `<sessionId>/reads.jsonl`)\nso a fetched parcel unpacks exactly where a rebuild expects to find it. **On by default**;\n`CC_MCP_PARCEL_UPLOAD=0` opts out and says so once on stderr.\n\nThe client sends exactly one descriptive header, `x-in2-parcel-wave`. It does **not** state the\norg: parcels are fetchable by another machine, so the ledger treats `orgId` as a permission\nboundary and resolves it from the grant's own batch. Org, attempt and verdict travel inside the tar\nin `parcel.json`, which is where a rebuild reads them.\n\nThe default is disclosed rather than assumed: most of a parcel restructures content the transcript\nalready carries, but `pre/source/` and the pre-image JSON are org state the tools retrieved and the\nmodel never read, so the install prompt names it explicitly (`startingPrompt` in campfire-launch,\nguarded by a test).\n\nThe same two routes read back. `GET /api/parcel/v1` lists what this grant's org holds and\n`GET /api/parcel/v1/blob?parcelId=` returns a short-lived signed URL — again with no org on the way\nout, so the client checks the org the ledger names in the response and skips a grant bound\nelsewhere. `in2 rebuild-mirror <orgId> --fetch` is the consumer: it stages each parcel under\n`.local/cc-mcp/parcel-fetch/<orgId>/` (deliberately **outside** the session workspace, so a fetched\nbundle is never counted as this machine's own work) and hands the unpacked bundle directories to the\nrebuild. The grant is never sent to the storage host the signed URL points at, and every tar entry\npath is checked before a byte is written.\n\nUpload is fail-open in the same sense as the org mirror: the apply loop only awaits the local\ntar-and-spool step, the network flush is fire-and-forget, and nothing here can fail, delay, or mask\na delivery that landed. Failures land in `.local/cc-mcp/parcel-outbox` (chmod 700, byte/age capped)\nand replay on the next flush — after each wave and once more before the process exits, so a parcel\ndoes not outlive the grant that is the only thing able to attribute it. A parcel still queued at\nexit gets a line on stderr; one the server permanently rejects is dropped with its reason.
