Set `\"memoryMode\": \"legacy-inject\"` to restore the old behavior that injects MEMORY.md, USER.md, project memory, and recent failures into the prompt.\n\n## Standing Instructions\n\nRecall is probabilistic. In `policy-only` mode a stored rule only takes effect if the agent decides to call `memory_search` **before** the action the rule would have prevented — and for a prohibition, that is exactly the moment it has no reason to look. That keeps skill creation deliberate and lets the active model choose whether to create, patch, update, or skip.\n\nFor `create` and `update`, the preferred shape is structured input instead of hand-written markdown:\n\n- `when_to_use`\n- `procedure_steps`\n- `pitfalls`\n- `verification_steps`\n\nThe tool renders these into a valid `SKILL.md` body with `## When to Use`, `## Procedure`, `## Pitfalls`, and `## Verification` automatically. The agent can search across all past conversations using the `session_search` tool:\n\n| Tool | What it does |\n|---|---|---|\n| `session_search` | Search past conversations — \"what did we discuss about auth?\" |\n| `memory_search` | Search extended memory store — unlimited capacity, keyword-based |\n\nSearch behavior notes:\n- Multi-word natural-language queries are supported for both `memory_search` and `session_search`.\n- Exact phrases can be requested with quotes, for example `\"memory search\"`.\n- Advanced FTS queries with operators like `OR` still work when you need them.\n- FTS5 uses the trigram tokenizer so pure CJK substrings are searchable; one- and two-character `memory_search` queries do not match the trigram index.\n\nSession history is indexed automatically during the active session and on session shutdown. Startup also runs a bounded incremental backfill for missed sessions: it compares stored file metadata and only parses files without matching metadata, capped per startup. To bulk-import existing sessions manually:\n\n```\n/memory-index-sessions\n```\n\nFor users who prefer source anchors over snippets, `sessionSearch.variant` can be set to `anchors`. In that opt-in mode, the same `session_search` tool reads session JSONL files directly and accepts a Markdown request with fields such as `from`, `to`, `cwd`, and `limit`, plus `all`, `any`, and `exclude` lists. It returns plain text with `count`, an optional `message`, and compact `path:startLine-endLine` style anchors with short reasons instead of summaries or previews.\n\n### Extended Memory Store\n\nThe extension keeps Markdown memory as the human-readable source of truth, and mirrors successful writes into the SQLite-backed search store used by `memory_search`.\n\nThis means:\n- Fresh `memory_add`, `memory_replace`, and `memory_remove` writes become searchable immediately\n- Older Markdown entries can be backfilled with `/memory-sync-markdown`\n- SQLite search does **not** replace the core Markdown limit\n\nThis is the **hybrid memory architecture**:\n- **Core memory** (MEMORY.md/USER.md/failures.md): Human-readable, size-limited, searchable by default\n- **SQLite memory mirror/store** (`sessions.db`): Searchable on demand via `memory_search`\n\nImportant: if core Markdown memory is full and consolidation cannot free space, the write still fails. This package does **not** silently spill failed core-memory writes into SQLite-only storage.\n\n### Correction Detection\n\nWhen you correct the agent, it saves immediately — no waiting for the background review. Spawns a one-shot `pi.exec()` process with a consolidation prompt\n2. The child agent merges related entries, removes outdated ones, and keeps the most important facts\n3. The parent reloads from disk and retries the original save\n4. If consolidation fails, the original error returns\n\nIn `policy-only` mode, SQLite is the query authority, so adds, replacements, and atomic mutation plans can exceed the Markdown export cap without automatic consolidation. You can still trigger consolidation manually with `/memory-consolidate`.\n\n### Tool-Call-Aware Review\n\nBackground review triggers based on **activity level**, not just turn count:\n\n- **Every 10 turns** — the default nudge interval\n- **OR every 15 tool calls** — catches complex tasks that involve many reads/edits/bash calls\n\nBoth counters reset after each review.\n\n### Direct-Transport LLM Calls (Review, Flush, Correction, Consolidation)\n\nBy default, background review, session flush, correction save, and the manual `/memory-consolidate` command use an in-process `completeSimple()` side-channel: a small JSON-only prompt, no child `pi` process, and memory writes applied directly by the extension. This keeps the main session's system prompt, tools, and LLM prefix cache intact, and avoids the subprocess path's argv/`--no-extensions` concerns entirely on the common path.\n\nIf direct mode fails (no model, no auth, provider error, unparseable response, or — for consolidation only — a result that didn't actually free any space), it automatically falls back to the legacy `pi -p --no-session` subprocess path. Tools and commands are\nstill registered immediately. The first memory search, write, or data-dependent\nmemory command waits for migration, synchronization and loading. Concurrent\ncallers share the load; a failed load can be retried by the next operation.\n\nImportant boundaries:\n\n- Pinned `STANDING.md` instructions and skill discovery remain available at\n  startup. Pins in a legacy storage root are read independently of migration or\n  SQLite; the primary file, even if empty, takes precedence. `/memory-pin` writes\n  to the primary path without dropping the legacy instructions it loaded.\n- `legacy-inject` ignores the lazy option and preserves its startup snapshot.\n- Automatic review, correction capture and flush retain their existing triggers;\n  when a trigger fires, it initializes memory before reading or writing it.\n  Lazy initialization does not disable automatic learning or its model costs.\n- Session indexing starts after memory activation. Until then, Pi's original\n  JSONL session files remain the source of history. First use joins the scheduled\n  catch-up pass to completion (at most 50 changed files), without using the\n  five-second shutdown timeout. Use `/memory-index-sessions` for a larger backlog.\n  Anchor-mode session search\n  reads JSONL directly and does not activate the memory database.\n- Closing an unused session does not initialize memory just to index it. A\n  configured flush that meets its minimum-turn threshold can still activate it.\n  Shutdown joins in-flight preparation and memory tool/command execution before\n  closing SQLite. Escape cancels a tool's wait without cancelling shared work.\n- Project listing, prompt preview and anchor search do not activate SQLite.\n- This defers data initialization, not extension SDK imports. The direct\n  completion SDK remains a static import so Pi's jiti aliases also work in\n  production installs without package-local SDK peers. First use pays the\n  deferred data-loading cost; this is not a guarantee of faster searches.\n\nThe default remains `false`, so existing installations keep eager initialization.\n\n## Diagnosing lifecycle latency\n\nRun Pi with timing enabled to see which memory lifecycle step is slow:\n\n```bash\nPI_TIMING=1 pi\n```\n\n`pi-hermes-memory` writes these spans to stderr only when timing is enabled:\n\n- `session-start.persistence-sync` and `session-start.load`\n- `memory-init.persistence-sync` and `memory-init.load` instead, when lazy initialization is enabled\n- `session-backfill.check` and `session-backfill.callback`\n- `live-index.callback`\n- `shutdown.flush`, `shutdown.active-index`, `shutdown.index-waits`, and `shutdown.database-close`\n- `database.open`, `database.quick-check`, and `database.checkpoint`\n\nThe deferred backfill, live-index, and integrity-check spans may appear after startup spans because they run on later timer turns. `/reload` does not run `shutdown.flush`; other shutdown reasons keep the configured direct completion and subprocess fallback. It reports import, registration, session startup and first-search\ntimes separately; it does not measure the full Pi TUI. Run variants sequentially\nand repeat to account for filesystem cache effects. Set `TMPDIR` to a directory\non shared storage to measure that storage's data initialization cost.\n\n`npm run check:production` packs the checkout, installs it in a temporary directory\nwithout dev/peer dependencies, and loads it through Pi's real jiti loader. You can read and edit them directly if you want to curate what the agent remembers. Memory entries are separated by `§` (section sign). Skills use Pi-compatible `SKILL.md` files with frontmatter.\n\nIf you are upgrading from a version that stored project memory directly at `~/.pi/agent/<project>/MEMORY.md`, the extension copies or merges those entries into `~/.pi/agent/projects-memory/<project>/MEMORY.md` on startup. The old folders are left in place as a backup.\n\nThe `sessions.db` SQLite database stores session history and extended memory entries. It's searchable via FTS5 full-text search.\n\n## Known Limitations\n- **CJK search length**: The trigram tokenizer supports CJK substring search for terms of three or more characters. One- and two-character `memory_search` terms may need a longer phrase or an English/ASCII token.\n\n- **`§` delimiter**: Memory entries are separated by `§` (section sign). If an entry naturally contains `§`, it will be split incorrectly on reload. This is rare in English text but possible. [Hermes uses the same delimiter.]\n- **Background review cost**: Each review cycle costs one full LLM API call via a child `pi -p` process. Correction detection and explicit skill saves can add additional calls when the agent decides they are worth it.\n- **Session search requires indexing**: Past sessions must be indexed before they're searchable. Run `/memory-index-sessions` to bulk-import, or let the extension auto-index on session shutdown.\n- **Older Markdown memories may need backfill**: If you saved memories before the SQLite mirror existed or search looks stale, run `/memory-sync-markdown`.\n- **Core memory limits apply in `legacy-inject` mode**: policy-only writes can exceed the Markdown export cap because SQLite is the query authority, while manual `/memory-consolidate` remains available.\n- **System prompts are invisible**: Pi's TUI does not display the system prompt. Use `/memory-preview-context` to inspect whether policy-only or legacy memory injection is active.\n- **Project skill visibility depends on Pi discovery cycles**: project skills are exposed through `resources_discover` using the active project's `skills/` path. If a moved or newly created project skill doesn't show up immediately in a running session, trigger a reload/new session so Pi refreshes discovered resources.\n- **Project move requires active project context**: in `/memory-skills`, the `p` hotkey is disabled when Pi is not currently in a detected project directory.\n- **Skills still need curation**: Skills are saved by the agent through the `skill_manage` tool when it decides a reusable procedure is worth keeping. They may still need review.
