Almost nobody keeps them current, because writing down what you already know is\r\nthe first task to get dropped. Meanwhile PiecesOS has been quietly recording the decisions,\r\nthe bugs and the dead ends the whole time.\r\n\r\nThis tool moves one into the other.\r\n\r\n| Principle | What it means in practice |\r\n|---|---|\r\n| Local only | Every call goes to `localhost:39300`. No account, no telemetry, no network. |\r\n| Approval before writing | Each run prints a diff and waits for you. There is no flag to skip it. |\r\n| Your own notes survive | Only the text between two markers changes. Everything else is left alone. |\r\n| Scoped to one repository | A memory has to name the project or an alias before it can be used. |\r\n| Redaction before review | Secrets and personal profile data are stripped before you even see the diff. |\r\n\r\n## Requirements\r\n\r\n- PiecesOS running locally with its MCP server enabled, on the default port `39300`\r\n- Node.js 20.11 or newer\r\n- A git repository to write into\r\n\r\n## Getting started\r\n\r\nRun it inside any git repository. Vector search\r\nunderstands paraphrase but cannot see a memory whose embedding has not been indexed yet, which\r\nmeans anything written in the last few minutes is invisible to it. Full-text search matches\r\nstrictly and immediately, so it catches recent work but misses anything worded differently.\r\nRunning both covers the gap.\r\n\r\nText outside the `<!-- pieces-to-agents:start -->` and `<!-- pieces-to-agents:end -->` markers is\r\nnever touched, so whatever instructions you wrote by hand survive every run.\r\n\r\nRunning it again later adds to the block rather than replacing it. Entries already in the file are\r\nkept even when the current search no longer returns them, which is what stops a short `--days` from\r\nerasing a decision you recorded a month ago. Each section holds four entries, so an old one only\r\nleaves when four newer ones have pushed it out. If you want something to stay permanently, move it\r\nabove the start marker and it becomes yours.\r\n\r\nThere is a second path through the Pieces API, `ask_memory`, which this tool does not use. It\r\ntakes around 3.3 seconds and hands back raw screen OCR. The summary chain above takes about 70\r\nmilliseconds and hands back markdown that Pieces already wrote for you.\r\n\r\n## Privacy\r\n\r\nLong-Term Memory captures everything on the machine, not only the repository you happen to be\r\nstanding in. That includes your employer's internal code, other people's names, and an\r\nAI-written profile of you. Putting any of it in a file you commit is a leak, so the tool assumes\r\nthe worst by default.\r\n\r\nSix things stand between your memory and the file:\r\n\r\n1. Nothing is written until you approve a diff. This is the control that actually matters, and\r\n   it has no bypass flag.\r\n2. The personal profile PiecesOS keeps about you, stored as `HIERARCHICAL_PROFILE_SUMMARY`, is\r\n   never read. The tool only reads session summaries and descriptions.\r\n3. A session's own title has to name your project or an alias before any of it is eligible.\r\n   Matching ignores accents, spacing and separators, so `marco-agenda` finds a session titled\r\n   \"Marcô Agenda\". The title is used rather than the body on purpose: sessions mention other\r\n   projects in passing all the time, and one stray mention used to drag an entire unrelated\r\n   work session into the file.\r\n4. Each bullet has to touch the project's own vocabulary, built from your file and folder\r\n   names, the aliases you passed, and supported manifests: `package.json`, `pyproject.toml`,\r\n   `go.mod`, `Cargo.toml`, `*.csproj`, `composer.json` and `Gemfile`. A real session titled\r\n   \"OwlSQL Refactoring and Job Search\" carries bullets about both, and only the ones anchored\r\n   to the repository survive. Anything Pieces tagged with an identified person is dropped\r\n   outright.\r\n5. Emails, JWTs, GitHub and Slack tokens and AWS keys are replaced automatically. Names,\r\n   employers and client codenames go in `.pieces-to-agents-ignore`, one per line. A bullet that\r\n   mentions one of those terms is removed entirely rather than masked, because the sentence\r\n   around a name is usually about that name.\r\n6. Capitalized words that belong to neither your project vocabulary nor a list of well-known\r\n   technology names are highlighted in the diff and listed under it as possible proper nouns.\r\n   The deny-list only knows names you have already told it; this points at the ones you have\r\n   not. Nothing is removed automatically — the list exists so a name you never expected to see\r\n   jumps out of the diff instead of hiding in it.\r\n\r\nCopy `.pieces-to-agents-ignore.example` to get started. The file is git-ignored.\r\n\r\n### The diff is a trust boundary\r\n\r\nEverything in the generated block came from text that appeared on your screen, and it ends up in a\r\nfile your agent treats as instructions. Nothing in between establishes that any of it is\r\ntrustworthy.\r\n\r\nA web page, a pull request description, a document someone sent you: if PiecesOS saw it, a\r\nsummary can quote it, and this tool can copy that quote into the file your agent reads next.\r\nText written to be obeyed by an agent survives that trip intact. The filters here look for\r\nprivate data, not for hostile data, and they cannot tell the difference between a decision you\r\nmade and a sentence that was written to be found.\r\n\r\nSo read the diff as though it came from a stranger, because part of it did. This is the same\r\nreason the approval step has no bypass flag.\r\n\r\nNone of this is airtight. On a real repository with four months of history, these filters took\r\noff-topic bullets from twenty percent of the output down to under four, and the survivors were\r\nmentions of a neighbouring project that shared the same work sessions. Adding that project's name\r\nto the deny-list removed them. Treat the filters as something that makes the diff short enough to\r\nactually read, not as a reason to skip reading it.\r\n\r\n## Writing memories on purpose\r\n\r\nPassive capture works, but the sharpest entries come from memories your agent wrote deliberately.\r\nPiecesOS exposes `create_pieces_memory` through the same MCP server your agent is already\r\nconnected to. Ask it to record decisions as they happen:\r\n\r\n> When we finish a meaningful chunk of work, call `create_pieces_memory` with the decisions we\r\n> made, the bugs we fixed and why, and set `project` to this repository's absolute path.\r\n\r\nThose become searchable summaries straight away, and the next `sync` picks them up. Your agent\r\nwrites down what it worked out, and every agent after it reads that back.\r\n\r\n## Inspecting your own PiecesOS\r\n\r\nThe repository ships a probe with no dependencies, so you can see exactly what your machine\r\nexposes before you trust any of it.\r\n\r\n```bash\r\nnode probe/inspect-pieces.mjs tools\r\n```\r\n\r\n```bash\r\nnode probe/inspect-pieces.mjs chain \"architecture decisions\"\r\n```\r\n\r\nThe first lists every tool your MCP server offers, which was 69 of them at the time of writing.\r\nThe second walks the same three calls the CLI makes and reports the timing plus which annotation\r\ntypes came back, including the personal profile type this tool refuses to read.\r\n\r\n## Known limits\r\n\r\nVector search cannot see memories written moments ago, because embeddings are indexed\r\nasynchronously. Full-text search finds them right away, and this tool runs both, so you should\r\nnot notice. A vector-only client will.\r\n\r\nThe `created` filter on vector search returns nothing at all. The same query gives five results\r\nwithout it and zero with it, so the time window is applied on this side after fetching.\r\n\r\nNothing here checks whether a memory is true. Pieces writes the summaries with a language model,\r\nand this tool filters and redacts them without verifying anything, so an error in a summary\r\nreaches your file intact. A real run reported a version number with a digit too many. Read the\r\ndiff for accuracy as well as for privacy, and put a wrong sentence in the deny-list to drop it.\r\n\r\nA wider `--days` fetches more, but not proportionally more, and the result is not monotonic. The\r\nsearch ceiling is 100 hits per category, and a longer window pulls in older sessions that compete\r\nfor the same per-category slots, so a year can surface fewer entries than three months. Try a few\r\nwindows rather than assuming the widest is best.\r\n\r\nCancelling exits non-zero, so `pieces-to-agents && something-else` will not run the second command\r\nwhen you decline the diff.\r\n\r\nThe proper-noun hints read the bullets, not the headings, and they lean on English\r\ncapitalization. A private name written in lowercase, an all-caps codename that looks like an\r\nacronym, or a name inside a session title will not be flagged. The hints narrow the gap the\r\ndeny-list leaves open; they do not close it, and the diff is still the control that matters.\r\n\r\nProject matching reads the session title only. Pieces names sessions after what you worked on,\r\nso this is usually the strongest signal available, but a session with a vague title is dropped\r\neven when its content belongs to your project. `--alias` is the way out, and it takes any name\r\nthe session might be titled after.\r\n\r\nThe bullet filters read English. Something that happened is recognised by an opening past-tense\r\nverb, work still to do by an English imperative, and a title is split on the word \"and\". PiecesOS\r\nwrote every summary seen during development in English, whatever language the work itself was in,\r\nso this normally costs nothing. If your summaries arrive in another language, every bullet fails\r\nthe tense check and the run ends saying every line was filtered out.\r\n\r\n## Development\r\n\r\n```bash\r\ngit clone https://github.com/tiagolauer/pieces-to-agents.git\r\ncd pieces-to-agents\r\nnpm install\r\nnpm run typecheck\r\nnpm test\r\n```\r\n\r\n`npm run sync` runs the CLI from source without building. To pass flags, call it through `npx`\r\ninstead, because PowerShell swallows the `--` separator that `npm run` needs:\r\n\r\n```bash\r\nnpx tsx src/cli.ts --days 30 --alias \"my product\"\r\n```\r\n\r\nThe tests cover the parts that would fail quietly: splicing the managed block, redaction, the\r\nproject and vocabulary filters, composing the output, and parsing an SSE-framed reply.\r\n\r\n## Roadmap\r\n\r\nNothing here is promised. Roughly in order of how much I want it:\r\n\r\n- A real NER model behind an opt-in flag, if the capitalization heuristic proves too blunt\r\n- A watch mode, or a commit hook\r\n- One managed block per package in a monorepo\r\n- Scoping by absolute project path, if Pieces ever exposes that filter over MCP\r\n\r\n## Contributing\r\n\r\nIssues and pull requests are welcome.
