Install it once globally,\nthen one command per project (`/init-pipeline`) adapts it to that project's stack.\n\nTwo independent tracks ship with it:\n\n- **The dev pipeline** — a human **lead** drives feature work through gated commands, dispatching\n **stateless agents** that only communicate through a frozen contract:\n\n ```\n /brainstorm → /spec → (design) → /build → /smoke → /review → (/fix) → /ship\n ```\n\n- **The research capability** (optional, user-scoped) — `/research` turns a source PDF into an\n academic-register report archived in Notion; `/questionnaire` optionally derives an original\n survey from it. See [Global capability](#global-capability--research--optional-questionnaire).\n\n## How it works — three layers\n\n| Layer | What it holds | Lives in | Scope |\n| --- | --- | --- | --- |\n| **Generic core** | the workflow doctrine: commands, fixed agents, templates, hooks — zero project facts | `~/.claude` (global) — or vendored in a repo's `.claude/` (bundled) | identical everywhere, installed once |\n| **Project profile** | stack, surfaces, commands, conventions, gates | `PIPELINE.md` + rendered surface agents + `gate-config.json`, **committed in each repo** | generated per project by `/init-pipeline` |\n| **User config** | research/questionnaire facts (Notion DB, language) + kanban board links | `~/.claude/thebidouille.config.yaml` | personal, project-independent |\n\nThe core never hardcodes stack facts. Two mechanisms keep it generic:\n\n1. **Runtime indirection** — commands/agents read project facts from `PIPELINE.md` (dev pipeline) or\n `~/.claude/thebidouille.config.yaml` (research/questionnaire + kanban) at run time — an agent's\n _first action_ is to read its config.\n2. **Render-at-init** — things that must be in agent frontmatter (name, `tools:`, surface ownership)\n are rendered per **surface** by `/init-pipeline` from `implementer.template.md`.\n\n## Prerequisites\n\nOnly one hard requirement — the rest is optional and independent:\n\n- **Node ≥ 18 + npm** — _required_, for the `npx` installer that lays down the core. Nothing else needs it.\n- **[`uv`](https://docs.astral.sh/uv/) + the Serena CLI** — _optional_, the default code-retrieval\n provider. Install it separately (`uv tool install -p 3.13 serena-agent && uv tool update-shell`); the\n `npx` install neither needs nor touches it, so the order between the two is irrelevant. Without Serena\n the pipeline still runs — agents just fall back to Grep/Read. Having it installed **before**\n `/init-pipeline` lets init wire it in one pass (otherwise `/update-pipeline` wires it later).\n- **On a new machine cloning a repo that's already pipeline-ised:** the Serena registration is committed\n in the repo's `.mcp.json` (project scope, portable) — you don't re-wire. Just install the Serena CLI,\n restart the session, and run `/doctor` to confirm it connects.\n\n## Install\n\nThe pipeline ships as an npm package (`thebidouille-agents`), so releases are semver-tagged and\n`npx` always fetches the latest published version — no clone needed, works on macOS/Linux/Windows.\n\n**Global (recommended)** — install the generic core ONCE into `~/.claude`; it serves every repo on\nyour machine. Nothing is copied per project; the gate hook is registered once and reads each repo's\nown `gate-config.json`:\n\n```sh\nnpx thebidouille-agents install --global\n```\n\nThe per-project part is NOT the core — it's the **profile** `/init-pipeline` generates and you\ncommit: `PIPELINE.md`, the rendered surface agents, `gate-config.json`, `settings.json`, `specs/`.\n**That's what makes team work possible in global mode**: everything project-specific travels with the\nrepo; each teammate just runs the same global one-liner once, guided by the committed\n`.claude/pipeline.json` pointer (core version + install command) that `/init-pipeline` writes.\n\n

\n\n> **After installing (or updating): restart Claude Code / start a new session.** Slash commands and\n> agents are scanned at session start — in an already-open session the new `/init-pipeline`,\n> `/research`, etc. won't appear until you reload. Also applies review returns. |\n| `/build ` | Lead authors the contract, then dispatches one implementer per surface in parallel. |\n| `/smoke ` | Run the feature for real: infra up, contract endpoints, UI flows, design conformance. |\n| `/review ` | Read-only review agents (one per touched surface, parallel) audit the diff vs the spec. |\n| `/fix ` | Apply a review/smoke report: remediation into the spec, re-dispatch only the surfaces with findings. |\n| `/ship ` | Release agent commits, pushes, opens the PR; watches CI; proposes worktree teardown. |\n| `/audit [path]` | Prioritized refactor backlog for existing code. |\n| `/refactor ` | Apply the backlog for one surface, TDD-first. |\n| `/align-ds` | Align the code UI kit to the design system (no-op if none configured). |\n| `/update-pipeline` | Refresh the installed core (global or bundled) to the latest published version. |\n| `/doctor` | Diagnose the installation (core, agents↔surfaces, hooks, gate, retrieval, worktrees). |\n| `/research ` | _Global capability._ Deep-research a PDF (URL or local file) into a standalone report, archived in Notion or Obsidian. |\n| `/questionnaire `| _Global capability._ Optional: derive + write + validate a survey from a research run's archived page. |\n\n### Run the loop cheaply — `/clear` between stages\n\nEvery command reloads all the state it needs **from disk** — the frozen spec, the contract, the diff, the\nRemediation checkboxes, the freshness stamp, and the last `/review`·`/smoke` report (staged to a gitignored\n`specs/reports/.md`). Nothing essential lives in the conversation. So the loop is **`/clear`-safe at\nevery boundary**:\n\n```\n/spec → /clear → /build → /clear → /smoke → /clear → /review → /clear → /fix → /clear → /review → /ship\n```\n\n`/clear`-ing between stages sheds the accumulated main-thread context, which is the single biggest token\nlever: long sessions (>150k) are expensive even when cached. Each command tells you when its handoff is\nsafe to clear. If you'd rather stay in one session, `/compact` mid-task does the lighter version. (Claude\ncan't fire `/clear` itself — it's a client-side command; the pipeline just makes it always safe to type.)\n\n## Global capability — research → (optional) questionnaire\n\nA **user-scoped** capability, separate from the dev flow (`/brainstorm…/ship`) and independent of any\nproject's `PIPELINE.md` — its config lives in **`~/.claude/thebidouille.config.yaml`** (seeded by the\ninstaller, never clobbered on update) and it behaves the same in every directory. **The archived page\nIS the run** — a page in a Notion database, or a markdown note in your Obsidian vault, per the\nconfig's `store:` (Notion is the default; Obsidian needs no MCP, just `obsidian_vault_path`).\n\n```\n/research [subject] → (optional) /questionnaire \n standalone research report blueprint + ORIGINAL Likert-5 survey + verdict\n → archived page (Statut « Recherche ») → same page (« À relire » / « Bloqué »)\n```\n\n- **`/research`** is genuine research, valuable on its own: the read-only **research-agent** — an\n autonomous research assistant — reads the PDF — **a URL, or a local file** (pass a path to skip\n CAPTCHAs/paywalls entirely) — and produces a standalone research report that extracts everything\n important in the source (state of the art, domain analysis, debates, licences, open questions,\n sources). It stands fully on its own — no questionnaire framing — and never reproduces a proprietary\n instrument's item bank wholesale. The report lands in the store (under your confirmation) as a page\n with Statut « Recherche »; a local source file is attached to the page (Notion) or copied to the\n vault's `_sources/` (Obsidian) for provenance.\n- **`/questionnaire`** exists only if you want a survey out of a research run: the **questionnaire-architect**\n derives a conceptual **blueprint** from the report, then the **writer** drafts *original* Likert-5\n items (no tools, so it never sees the source or the report) and the **validator** checks them (loops up\n to 3×); it **completes the same page** (blueprint + questionnaire + verdict, Statut flipped)\n **under your confirmation**. Nothing enters the survey engine until you review the page and mark it\n « Approuvé ».\n\n**Enable it** — best via `/update-pipeline` (it wires the config for you), or in the consolidated\n`~/.claude/thebidouille.config.yaml`:\n\n```yaml\nresearch:\n enabled: true # the Notion database is auto-created on the first /research\n store: notion # …or `obsidian` to archive to your vault (obsidian.vault_path asked once)\nquestionnaire:\n enabled: true # the optional derivation step\n```\n\n(`research.notion_database_id` is filled back automatically; set `research.notion_parent_page_id`\nbeforehand for a specific parent page.
